A changing room does not drift gradually; it goes from acceptable to noticeable in about ninety minutes on a busy evening, and by the time somebody at the front desk mentions it, the room has been wrong for an hour and several members have already walked through it without saying anything. The clubs that hold this well are not cleaning more than you. They are cleaning and drying and checking at fixed times, whether or not the room looks like it needs it, and they have somebody with a cold nose walking in from outside to judge it rather than the person who has been in the building since six.

A changing room runs on your traffic curve, not on a fixed interval
Most cleaning schedules are written as intervals - every two hours, four times a day - and a changing room does not fail on an interval. It fails on load. A club with a 6 to 10 AM rush and a 5 to 9 PM rush has two steep loading periods and a long flat middle, so a schedule of four evenly spaced rounds puts two of them in the quiet part of the day and misses the point of both peaks. The blind spots
The four checks that get missed everywhere
First, under the benches. Cleaning routines are written for surfaces people see, and the underside of a bench, the gap between a bench and the wall, and the floor beneath the seating are where water, hair and dropped kit collect and where nobody looks. Add them to the round explicitly, because if they are not written down they will not happen. Second, the lockers themselves. Pouring water down every drain on a schedule, clearing hair traps and grates, and checking that nothing is standing in the gully is a five-minute job that solves a smell many clubs have spent months chasing. Fourth, the vents themselves: extract grilles clog with lint and dust in a changing room faster than anywhere else in a gym, and a grille half-blocked with lint is a fan that has quietly stopped doing what you think it is doing.

The judgement
Nobody who has been in the building since six can tell you how it smells
Olfactory adaptation is not a failure of attention, it is how the nose works: a constant background smell fades from conscious awareness within minutes, and after a fortnight the people who work in a room genuinely cannot detect what a visitor detects in the doorway. This has two consequences in a gym and both of them are expensive. The first is that your judgement of the changing room, and your manager's, and your cleaning supervisor's, is worthless after the first half hour of a shift - which is why so many owners are genuinely shocked when a member finally says something. The second is that adaptation pushes fragrance settings upwards over months, because staff stop noticing the register, conclude the machine has stopped working, and turn it up, and then repeat that three weeks later. The fix for both is procedural. How many towel runs a day does a busy club actually need?
Tie it to your peaks rather than to a number we invent from here, because a 400-member studio and a 2,000-member club have completely different curves. The principle is that wet cotton should never accumulate through a rush: if your evening peak runs from five to nine, a single collection at close means four hours of wet towels stacking up in the room at the busiest time of day. Two runs through that peak plus one at close is the shape most clubs settle on, with an equivalent pattern in the morning. What matters more than the count is where the towels go: out of the building or into a ventilated area away from the changing suite, not into a lidded bin two metres from the lockers. Count how many towels are in the room at 7 PM on a Wednesday and you will know immediately whether your schedule is right.
Should we use scented cleaning products in the changing room?
Use whatever your surfaces and your cleaning contractor require, and be aware of what heavily perfumed cleaning products do to the room's character rather than banning them. A strong lemon or pine cleaning fragrance is instantly readable as cleaning product, which is not the same impression as clean, and when it sits alongside an ambient register you get two fragrances that were never designed to be in the same room. The members, and your staff are not being careless. Adaptation means anyone who has been in the building for more than half an hour has stopped detecting a constant background smell, so a team that spends nine hours in that air is the least reliable instrument you own for this specific question - and that is a fact about noses, not about their standards. Set up the cold-nose check so somebody arrives from outside and judges the room in the first ten seconds, before they adapt too. Rotate whoever does it. And treat member reports as data rather than as complaints, because for every member who says something in a changing room there are several who noticed and decided it was not worth the awkwardness of mentioning it to the front desk.
Is there any point running the fragrance overnight when the club is closed?
Very little in a changing suite, and there is a better use for those hours.
