Lower than you think, and lower than it is currently set. Every visitor arrives with a nose that has not adapted to anything, so the level at which they can perceive the fragrance is reached far sooner than anybody standing inside expects. Meanwhile your staff adapt within minutes of arriving in the morning, sincerely believe the machine has stopped working, and turn it up — and because nobody has ever turned it back down, the setting only ever travels in one direction. That is the ratchet, it is the single commonest failure in commercial scenting, and it is the reason Vaayu has a key-lock. How strong should the fragrance be in a home-automation experience centre?
1. The target is an arrival, not a presence. A visitor should register something in the first three or four breaths after the door — a change of state, an impression that the air here has been thought about — and should have stopped noticing it by the time they are sitting at the consultation table. That is not a compromise. That is the correct outcome, and it is what every room people describe as smelling expensive is actually doing.

2. Set it with an un-adapted nose, because your own is disconnected. Receptors adapt to a constant stimulus within minutes: the signal still arrives, the brain stops reporting it. Anybody who has been in the room for more than about a quarter of an hour is therefore measuring nothing. Nominate a judge, send them outside for fifteen minutes, and have them walk in through the customer door at customer pace. Their first sentence is the reading.

3. Then take it down one more notch. The un-adapted judge tends to be generous on the first pass because novelty flatters. Step down once more, key-lock it, and look at it again the next morning with a different judge. In practice the second person almost always confirms the lower setting, and almost nobody ever asks for it to go back up.

4. Never adjust in response to "I cannot smell it any more." That sentence, spoken by anybody inside the building, is a description of adaptation rather than of the machine. If it is said often enough, the honest reply is to change the schedule so the room is unscented for part of the morning, not to change the intensity.

Raising the intensity requires only a suspicion — I think it has faded — and takes four seconds on a phone. Lowering it requires a complaint, and customers essentially never complain about fragrance out loud. They do not say the room is too strong; they open a door, they cut the visit short, they mention afterwards that the place was a bit much. A room commissioned at eleven in the morning can be a different room at six in the evening, and the only people present to notice are adapted. The commissioning method, in seven steps

This is the part I would print and tape inside the plant cupboard. One. Commission on a normal trading day, not an empty one. Doors opening, air conditioning running as it usually does, the same number of people on the floor. An empty Sunday showroom is a different building with different air movement and different door traffic, and a level set on a Sunday will be wrong on a Wednesday.

Two. Nominate a judge and send them outside for fifteen minutes. Not five. Adaptation is quick to set in and slower to clear, and a person who has stepped into the corridor for two minutes is still adapted. They should walk back in through the customer entrance, at customer pace, and speak the first thing they perceive before anybody asks them a leading question. Do not ask "can you smell it" — ask "what do you notice". The difference in the answers is instructive.

Three. Aim for three or four breaths, then nothing. The correct report is something like the air in here is different, and I could not tell you what it is. If the judge names the smell, it is too strong. If the judge notices it again while sitting at the table ten minutes later, it is much too strong. If the judge notices nothing at all on entry, go up one notch — but only one, and only after checking that the machine is running and the tank is not empty.

Four. Step down one more notch than feels right, and sleep on it. Novelty inflates the first assessment; on day one everybody is pleased with themselves. Re-run the walk-in the following morning with a different un-adapted judge, ideally somebody who was not in the room for the commissioning. The second judge is the one I would believe.

Five. Write the setting down. Oil and size, machine and mount position, intensity setting, run window, days selected, and the date. One page. Without it you cannot reproduce this room after a refill, a staff change or a second branch, and you will end up re-deciding the level annually with whoever happens to be standing there.

Six. Key-lock it. This is the step people skip because it feels distrustful of their own team. It is not about trust. Your team is adapted, and adapted people make confident wrong decisions about fragrance. The lock exists precisely so that a slow Tuesday afternoon does not become a permanent increase.

Three dials, and the two nobody uses

Intensity is only one of three controls, and it is the one most often reached for and least often the right answer. The second dial is the run window. If I could put one sentence on the wall of every commercial space we supply, it would be this: you are not the customer, and your nose is not the instrument. It sounds harsh and it is simply anatomy. Fifteen minutes in a room and your receptors have stopped reporting a constant stimulus, which means the owner, the manager and the salesperson — the only three people with any authority over the setting — are precisely the three people in the building who cannot assess it. Every over-scented showroom I have ever walked into was made that way by somebody competent, acting in good faith, on information their own body had stopped supplying.

The second thing I would put up there is that this is the only part of a luxury interior that gets better when you spend less effort on it. You cannot under-do the lighting and improve the room. You cannot under-do the joinery. But fragrance has a genuine optimum, and it is lower than almost anybody's instinct, because a composition pushed past a certain concentration stops having a structure at all and flattens into one sweet or sharp note. That flattening is what people are describing when they walk out of a beautiful space and say, without being able to explain it, that something felt cheap.

So set it with somebody who has been outside for a quarter of an hour, take it down one more notch than feels right, write it on a sheet, turn the key, and then have the discipline to do nothing for three months. I would rather you bought one machine and ran it properly than three and ran them all a notch too high — that is genuinely the worse room, and it costs more. Vaayu automates itself through a Bluetooth app plus onboard buttons — 1h / 4h / 8h / 24h run windows, day selection, adjustable intensity, auto-stop and a key-lock. SOSA publishes no Wi-Fi, Alexa, Google Assistant, Matter, Zigbee, Z-Wave, KNX, Crestron, Control4, RS-232, dry contact or API, so there is no occupancy trigger and no scene to place it in.
