The instinct with one number and a list of names is to divide. It feels fair, it takes a second, and on a fourteen-name Diwali list it produces ₹714 a head — a figure that buys nothing in our reed range, because the least expensive bottle we make is ₹749. The even split does not fail because ₹10,000 is too little. It fails because dividing by heads ignores the only structure your list actually has, which is that the names on it are not equivalent to each other and everybody involved already knows that. This page is about splitting by tier instead, worked out to the rupee, including the part where the tidy version overshoots and you have to move a name.

1. Not evenly, and here is the arithmetic that settles it. ₹10,000 ÷ 14 = ₹714. The floor of our reed range is ₹749. Dividing has not made the money go further; it has moved the whole list into a different aisle.

2. Sort the names into three tiers first, and do it before you look at a price. A top tier of two to four, a middle tier of four to six, an outer tier of everyone else. The sorting question is not how much you like someone — it is how much you know about their home and how visible the gift will be.

6. Uniformity within a tier is not negotiable. Everyone in the same tier gets the identical thing, and the tiers must not be visible to each other. Where two people will compare what they were handed, they belong in the same tier regardless of how you feel about them.

7. Where a name is someone who works for you, cash comes first. House help, a driver, building staff: cash is flexible and it is what most people would choose. An object alongside it is a courtesy and never a substitute, and it does not belong in a tiering exercise at all.

Tiering in advance is not colder than that; it is the same outcome arrived at on purpose, decided while you were calm rather than on a Tuesday evening with three names left. The honest caveat: tier one uses ₹1,249 because Morning Freshness is the least expensive 130ml. If you want Garden Bloom or Evening Calm at ₹1,299, that tier becomes ₹3,897 and the total rises to ₹9,916; Fresh Brew or Mountain Breeze at ₹1,349 makes it ₹4,047 and ₹10,066, which is over. A tier is not a judgement about people. It is a statement about how much you know, and you should only spend confidently where you actually know something.
Which is why the top tier is small on almost every list, and why the honest response to a long outer tier is a single identical gift rather than eleven small guesses.

Part three — when flat beats tiered

I have spent this page arguing for tiers, so here is the case against them, which is stronger than tiering enthusiasts admit. Flat wins whenever the list is visible to itself. An office floor, a group of cousins at the same gathering, four aunts who will speak to each other within a day of receiving anything — in those groups a tiered split is not a private budgeting decision, it is a ranking that gets published. Fourteen identical items at ₹474 or ₹664 costs you ₹6,636 or ₹9,296 and costs nobody any dignity. If the whole of your list falls into one visible group, stop reading and buy one thing fourteen times.

Flat also wins when the tiers would be arbitrary. Some lists genuinely have no shape: fourteen neighbours in one building, none closer than any other, all owed the same courtesy. Inventing a top tier there is worse than pointless, because it creates an expectation that repeats next October and the October after. A gift you cannot repeat next year is a debt you have taken on without noticing, and the reason repeatability matters so much at Diwali is that this is an annual obligation rather than a one-off occasion. The plan you want is the one you would be content to run again unchanged.

And there is the case where ₹10,000 is simply more than the list requires. Eight names, none of them close, all courtesy: 8 × ₹474 = ₹3,792 and you have ₹6,208 you did not need to spend. Separately, and this matters more than any of the arithmetic above: where a name on your list is a person who works for you, cash is flexible, it is what most people in that position would choose, and a fragrance bottle is not a substitute for it. If you want to hand over something as well, do that, and hand over the cash first.

The first time somebody sent me their actual Diwali list I was slightly embarrassed to be reading it. Is it rude to spend different amounts on different people?
Only where they can see it. Where groups are genuinely separate — family at home, the office at work — nobody is placed in an awkward position and tiering is simply private budgeting. Within any single tier, buy the identical thing for everyone.
