Founder Diaries · Scent Distribution · Strength vs Diffusion
By Sonal Sahani · ISIPCA Versailles 10 min read Updated August 2026
The diffuser, in nearly every case — because projection is a property of the delivery method and not of the liquid, and a passive diffuser has no means of moving air at all. But there is one situation in which changing the oil genuinely is the answer, and I would rather name it clearly than pretend otherwise: if you do not actually love the smell, no machine repairs that. An active diffuser is a multiplier. It takes whatever you give it and puts more of it in more places, which is wonderful when you adore the fragrance and quietly miserable when you merely tolerate it. So the honest first question is not which product but which sentence describes you: I want more of this smell, or I want a different smell. They have completely different answers.
Quick answers — read this first
Change the diffuser if: you like the fragrance and want it to reach further. Projection comes from moving air, which a reed diffuser structurally does not supply. A different oil in the same reed changes what you smell, not where.

Change the oil if: you are lukewarm about the smell itself; or the intensity is wrong for the room and you should be choosing downwards rather than upwards; or the fragrance has genuinely turned bitter or sour, which is a material failure rather than a distribution one. Amplifying a fragrance you only tolerate is the least satisfying purchase in this category.

Before either, and free: six fibre reeds rather than three; halve the distance to where you sit; nose height on a surface; out of the draught but not in a dead corner; close the door; and a ceiling fan on low, which supplies exactly the transport a reed lacks and is the best free fix here.

The catch to know before ordering: changing mechanism can force changing scent. Reed oil cannot go into an ultrasonic machine, the water-based Hotel Collection cannot go into reeds, and Safar takes pure fragrance oil. The honest gap: Sukoon ₹1,899 covers 270–320 sq ft and is very often the right bedroom answer; between Safar ₹3,999 — named and sold as a car and travel diffuser — and Vaayu ₹11,999 there is no mid-sized waterless bedroom nebuliser.
The short answer
Short answer: change the diffuser. Projection is a transport property, produced by moving air, and a reed diffuser is a point source with no transport — it evaporates and then waits for the room. Changing the oil alters what the fragrance is; it cannot alter how far the vapour is carried once it has left the reeds. The one exception is a preference problem rather than a distance problem, and it is worth being honest about it.
The exception, stated plainly: if you do not genuinely like the fragrance, change the oil, because a machine will not repair a scent you were unsure about — it will distribute the doubt more evenly. The same applies if the intensity is wrong for a small sealed room, where the right move is to choose a softer scent rather than a louder one. Our strength scale runs 8.9 to 9.5 and exists so that choice can be made deliberately downwards.
What to do: free first — six reeds, halve the distance, nose height, shut the door, ceiling fan on low. Then buy transport: Sukoon ₹1,899 covers 270–320 sq ft with 16–18 hours on low and three 15ml Hotel Collection scents included. Not Megh ₹3,499, which holds six litres and covers about 215 sq ft — bottle and tank volume are duration, not coverage. SOSA reeds are 50ml and 130ml only, from ₹749, roughly ₹13–₹15 a day. Free shipping above ₹499.
Straight answer
Change the oil or change the diffuser for more projection?
1. Change the diffuser, because projection is not stored in the oil. A reed diffuser produces vapour and then has no further influence on it — no fan, no heat, no pressure. Where that vapour goes is decided by molecular diffusion, which is far too slow to cross metres of a room usefully, and by whatever air the room happens to be moving. Pouring a different liquid into the same passive object changes the character of the fragrant zone and leaves its size exactly as it was.

2. Ask yourself which sentence you would write. I want more of this smell is a transport request and is answered by a machine or a fan. I want a different smell is a preference and is answered by a different bottle. People conflate them because both feel like dissatisfaction, and the shop only sells one of them prominently. Separating them takes ten seconds and saves a great deal of money.

3. Here is the case where changing the oil genuinely is the answer, and I want to be direct about it. If you are lukewarm about the fragrance, buy a different fragrance and stop there. An active diffuser is a multiplier on whatever it is given, so a scent you merely tolerate at low dose becomes something you cannot escape at high dose, in more rooms, for more hours. That is the worst purchase in this category and it is entirely avoidable. Two related versions: if the room is small and sealed, the fix may be a softer scent rather than a louder one — Evening Calm at 8.9 is the gentlest thing we make and our 8.9-to-9.5 scale exists so that people can choose deliberately downwards. And if a fragrance has gone bitter or sour rather than quiet, that is a genuine material failure, usually a DPG carrier cracking above 40°C, and a new bottle is the correct response.

4. Before you change either, spend nothing for a week. Six reeds rather than three, since six is full projection and three is a soft bedside level that roughly doubles the life. Halve the distance between the bottle and where you sit. Nose height, on a surface. Out of the draught but not buried in a dead corner. Close the door. And run the ceiling fan on low, which is the best free advice in this whole subject, because a fan supplies exactly the transport a reed cannot generate. It shortens the bottle's life, which is a fair trade and yours to make knowingly.

5. If you do change the diffuser, know that it may change the scent for you. Reed oil cannot go into an ultrasonic machine; the water-based Hotel Collection cannot go into reeds; Safar takes pure fragrance oil and is named and sold as a car and travel diffuser. So the instruction is usually add a mechanism rather than replace your bottle: keep the reed where you sit, and put the machine where the room needs filling.

Alcohol-free, phthalate-free, made in Pune. A portion of every order supports girl-child education through Nanhi Kali.
TL;DR: change the diffuser — projection comes from moving air, not from the liquid. Change the oil only if you do not actually love the smell, if the intensity is wrong for a small sealed room, or if it has turned. And note that switching mechanism can force switching scent, because reed oil and machine oil are not interchangeable.
SOSA Evening Calm lavender and chamomile reed diffuser
The oil change nobody suggests
Choosing downwards, on purpose Evening Calm ₹799
When somebody tells me a fragrance is not working in a small closed bedroom, the answer is often a softer composition rather than a stronger one. Evening Calm sits at 8.9, the gentlest point on the SOSA scale, with Kashmir lavender, real chamomile and a soft musk drydown; Fresh Brew at 9.5 is the deepest. That scale measures perceived intensity in a room, not quality and not distance, and it exists precisely so this choice can be made deliberately. Almost any composition at too high a dose flattens into one sweet or sharp impression, which is what people mean when they call a room's fragrance cheap. Restraint costs nothing.

The question behind the question: more of this, or something different?

Almost everybody arrives at this decision with one of two feelings and only one vocabulary for both. The feeling is dissatisfaction; the vocabulary is projection. But dissatisfaction has two very different causes here, and the products that answer them sit on opposite shelves. One is a distribution problem, which is about air. The other is a preference problem, which is about the composition. A shop that sells you a machine for the second is taking money for something that will make the situation worse.

There is a quick way to tell them apart. Sit close to the bottle for a few minutes, properly close, and pay attention. If your reaction is this is lovely, I wish the rest of the room were like this, you have a transport request and the answer is a mechanism. If your reaction is this is fine, or you find yourself hoping it will change as it warms up, you have a preference problem, and it will not be improved by arriving in more rooms.

1
CASE ONE · YOU LOVE IT AND WANT MORE OF IT
Change the diffuser. The oil is doing its job
SOSA Sukoon ultrasonic cool mist diffuserSukoon₹1,899This is most readers. The fragrance is right, the zone around the bottle is right, and the requirement is that the zone should be the whole room. Nothing in the fragrance aisle answers that, because the missing quantity is moving air. Start with a ceiling fan on low and the door closed for a week, since it is free and it does the same job on a smaller scale. If you want it on demand, Sukoon at ₹1,899 covers 270–320 sq ft with 16–18 hours on low and three 15ml Hotel Collection scents included, and it should never be skipped on the way to something dearer.
Keep the reed. It is silent, needs no power, works in a power cut and costs about ₹13 to ₹15 a day.
2
CASE TWO · YOU ARE LUKEWARM ABOUT IT
Change the oil, and no machine repairs this
SOSA Garden Bloom reed diffuserGarden Bloom₹799This is the case the industry is quietest about. A machine amplifies; it does not edit. A fragrance you tolerate at arm's length becomes a fragrance you live inside, and that is a purchase people regret within a fortnight. Change the bottle instead, and change it on the basis of what you actually want to smell: Garden Bloom for a rose-and-jasmine floral that stays floral above 30°C, Mountain Breeze for pine, sage and cedar, Morning Freshness for real Malabar lemon over a eucalyptus base. At ₹749 to ₹849 that is a cheap way to settle a question a ₹3,999 device cannot answer.
The rule: never buy distribution for a fragrance you have not decided about.
3
CASE THREE · THE INTENSITY IS WRONG FOR THE ROOM
Change the oil, downwards
SOSA Fresh Brew reed diffuserFresh Brew₹849Sometimes what reads as a projection complaint is really a mismatch of dose and volume, and the correction runs the other way. A deep gourmand at 9.5 in a small sealed bedroom will not feel like reach; it will feel like too much in one place and nothing three metres away, which is the least pleasant version of a gradient. Dropping to a softer composition and using three reeds instead of six produces a room that is more comfortable to sit in, and it costs less than any machine. Remember also that a fragrance you can smell continuously is set too strong for the space — home fragrance is meant to register on arrival and at transitions.
And the fourth case: if it has gone bitter or sour rather than quiet, that is a turned oil. Replace it.

The catch: changing the diffuser can force changing the oil anyway

This is the single most likely disappointment in the whole conversion, so I would rather it appear here than in an email afterwards. The three mechanisms in this range take three different kinds of liquid, and they are not interchangeable. A reed diffuser runs on an oil designed to climb fibre by capillary action and evaporate slowly over weeks. An ultrasonic machine runs on a water-based fragrance that will disperse in a tank of water; our Hotel Collection is made for that and only for that. A waterless cold-air nebuliser such as Safar runs on pure undiluted fragrance oil, and thick, sticky or water-based blends can clog it.

So reed oil cannot go into an ultrasonic machine, and the water-based Hotel Collection cannot go into reeds. There is no hotel-inspired reed diffuser, and there is no way to carry your favourite reed scent across into a mist machine. If you were imagining that you would buy a device and pour your existing bottle into it, that plan does not work, and knowing so now is worth more than any recommendation on this page.

What I suggest instead is to think in terms of adding rather than replacing. Keep the reed where you sit or sleep, because it does something no machine in our range does: it is silent, it needs no power and no water, there is nothing to fill or charge and nothing to remember, it carries on through a power cut, it looks like an object rather than an appliance, it costs roughly ₹13 to ₹15 a day, and it never breaks. Then put the machine where the volume needs filling. Two mechanisms doing two different jobs is a better home than one mechanism asked to do both.

The decision table

Five situations, and which of the two things I would actually change in each. Note how few of them are solved by a new fragrance.

Oil or diffuser
Five situations, and the honest recommendation for each
Your situation What is actually short Change What I would do
You love it near the bottle and want the room Transport The diffuser Fan on low first, free. Then Sukoon ₹1,899 for 270–320 sq ft
You are lukewarm about the smell Nothing physical — it is a preference The oil A different reed at ₹749–₹849. Never buy a machine to amplify a maybe
Too strong beside the bottle, nothing across the room Dose against room volume The oil, downwards — and the reed count Three reeds instead of six, a softer scent, and move the bottle closer to you
It has gone bitter, sour or acrid rather than quiet Material stability — often a DPG carrier above 40°C The oil, genuinely Replace it, and check the carrier. SOSA reeds sit on heat-stable CCT, tested at 45°C and 85% RH
You want the same fragrance in a machine Compatibility, not strength Both, unavoidably Reed oil cannot go in an ultrasonic; the Hotel Collection cannot go in reeds; Safar takes pure oil. Add, do not transplant

Two different decisions, kept apart
The SOSA principle
A machine is a multiplier, not an editor. It puts more of what you have in more places.
Which is why the fragrance decision has to be settled before the distribution decision, and never the other way round.

Before you change either, the free method

A large share of the people asking this question do not need to change anything, and a page that skipped this section in order to reach a product would deserve to be ignored. Reed count first. Six is full projection, three is a soft bedside level and roughly doubles the life of the bottle, and most people set it once and never revisit it. Distance second, and it is the biggest lever of all: halving the distance between the bottle and where you sit does more than any change of scent. Height third — at or slightly below nose height, on a surface, not on the floor and not on a high shelf.

Then placement. Out of the draught but not in a dead corner: a windowsill, an open balcony door or the blast of a split AC all flush fragrance out faster than the reeds can produce it, while a sealed alcove behind furniture gives the vapour nowhere to travel. An open window means air that leaves takes the fragrance with it, which is not a fault in the bottle; the room becomes a fragrance environment again the moment it closes. Close the door, because containment is half the equation and costs nothing.

And then the ceiling fan on low, which is the answer this cluster keeps arriving at because it is genuinely the best free advice available. A fan mixes the room: it lowers the peak beside the bottle and lifts everywhere else, which is precisely what a different oil cannot do. Not directly under the blades at full speed, which simply strips the reeds; low, in a closed room, for the hours you are actually in it. It will empty the bottle sooner. Say both halves and take the trade if it suits you. A running air conditioner in a closed room does something similar by recirculating, which is why bedrooms often smell most even at night, while drying the air and speeding evaporation.

Change the diffuser if you want more of the smell. Change the oil if you want a different smell — because no machine ever made anyone love a fragrance they were unsure about.
— Sonal Sahani, SOSA

What to buy, in what order — and what I would leave on the shelf

Free things first. Then a different bottle, but only for the reasons in case two and case three. Then transport. The last row is the honest gap in our own range.

The ladder, in buying order
From ₹0, to a ₹749 bottle, to ₹1,899 of transport
Step What it is When it is the right answer Price
1. The free method ★ Six reeds, half the distance, nose height, out of the draught, door closed, ceiling fan on low First, for everybody, and for a week before any purchase ₹0
2. A different reed — including a softer one Five scents from 8.9 to 9.5 on the SOSA scale, 50ml and 130ml only. 50ml up to ~150 sq ft and 6–8 weeks; 130ml above that and 14–18 weeks Only if you do not love the current smell, or the intensity is wrong for the room. Never in the hope of range ₹749–₹1,349
3. Sukoon ultrasonic 500ml, 270–320 sq ft, 16–18 hours on low, three 15ml Hotel Collection scents included, so you need not buy oil to begin The usual right answer when you like the fragrance and want the room. Water-diluted, adds humidity, needs a socket and filling, can leave white mineral dust in hard-water cities ₹1,899
4. Safar waterless Pressurised air shatters undiluted oil into a dry mist — no water, no dilution, no added humidity, no dust. 20ml, cordless, three speeds, 1 / 2 / 3-hour auto-off timer. Named and sold as a car and travel diffuser, needs recharging, not set-and-forget When you want the waterless mechanism at personal scale — car, desk, bedside, a hotel room ₹3,999
Not this: a “stronger” oil for reach, Megh or Vaayu — the honest gap A louder oil in the same reed buys no distance. Megh: six litres, ~100 hours, ~215 sq ft — less than the ₹1,899 Sukoon. Vaayu ₹11,999: up to 1000 m³, roughly 2,000–3,000 sq ft. Between Safar and Vaayu there is no mid-sized waterless bedroom nebuliser in the range Megh is a runtime and humidity machine, never a coverage upgrade. Vaayu belongs on a whole floor, an open-plan home, a clinic or a showroom; in one bedroom nine-tenths is wasted ₹3,499 / ₹11,999
Honest notes for buyers: SOSA reed diffusers are alcohol-free, on a heat-stable CCT carrier rather than DPG, phthalate-free, paraben-free, IFRA-compliant and 0 ppm formaldehyde, with six fibre reeds in a refillable glass bottle, climate-tested at 45°C and 85% RH, composed in Pune. Reeds come in 50ml and 130ml only. Switching mechanism may mean switching scent: reed oil cannot go into an ultrasonic machine, the water-based Hotel Collection cannot go into reeds, Safar takes pure fragrance oil, and there is no hotel-inspired reed diffuser. The ₹299 Hotel Collection 15ml is a machine refill and never a first purchase; the 300ml reed refill at ₹2,399 is oil alone for a bottle you already own. No projection distance is published for any reed diffuser and none is estimated here; SOSA publishes no room coverage figure for Safar either. Free shipping above ₹499. A portion of every order supports girl-child education through Nanhi Kali.
SOSA Hotel Collection water-based fragrances for ultrasonic diffusers
If you do change mechanism, change scent knowingly
Hotel Collection — water-based, ultrasonic only 15ml ₹299
These are made for a tank of water and a piezo plate, and they will not work in reeds; equally, your reed oil will not work in the machine. Three 15ml scents are included with Sukoon at ₹1,899, which is the sensible way in, since the ₹299 bottle on its own is a refill rather than an entry point and is useless without hardware. They are SOSA's own interpretations inspired by the world's finest hotels; SOSA is an independent Indian fragrance house and is not affiliated with any hotel brand, and there is no hotel-inspired reed diffuser.

A note from Sonal

The purchase I most want to prevent is the one where somebody spends several thousand rupees on a machine in order to distribute a fragrance they were never quite sure about. It happens because the two decisions get merged into one act of shopping, and because a device feels like a more serious solution than a ₹799 bottle. It is not a more serious solution to a preference. It is an amplifier attached to an unresolved question.

So I ask people to answer the fragrance question on its own terms first, at close range, where the answer is easy and honest. If you sit next to the bottle and think yes, this, everywhere, then you have a transport requirement and I can help with it cheaply — often for nothing, with a fan and a closed door. If you sit next to it and feel nothing much, change the bottle. At ₹749 to ₹849 that is an inexpensive way to settle something no device can settle for you.

And if you do go on to a machine, plan on keeping the reed rather than retiring it. Reed oil will not go into an ultrasonic and the water-based Hotel Collection will not go into reeds, so you will end up with two mechanisms in any case — and I think that is the better home. The machine fills the room when you want it filled. The reed sits where you sit, silent, needing nothing, working in a power cut, at about ₹13 to ₹15 a day. Composed in Pune, and a part of every order funds a girl’s classroom through Nanhi Kali.

Frequently asked questions

Should I change the fragrance oil or the diffuser for more projection?
The diffuser. Projection is a transport property produced by moving air, and a reed diffuser has no fan, no heat and no pressure, so it cannot supply it whatever liquid is in the bottle. A different oil changes what you smell rather than where. The one genuine exception is preference: if you do not actually love the fragrance, change the oil, because a machine will only distribute a scent you were unsure about more widely.
Can I put my reed diffuser oil into an ultrasonic machine?
No, and not in the other direction either. Reed oil is built to climb fibre and evaporate slowly; the water-based Hotel Collection is built to disperse in a tank of water and cannot go into reeds; Safar takes pure undiluted fragrance oil and thick or water-based blends can clog it. There is no hotel-inspired reed diffuser. Plan to add a mechanism rather than transplant your bottle into one.
Would a stronger scent from the same range project further?
No. The SOSA strength scale runs from 8.9 to 9.5 and measures perceived intensity in a room rather than quality or distance. Moving from Evening Calm at 8.9 to Fresh Brew at 9.5 changes the character and the loudness of the fragrant zone; it does not extend it. In a small sealed bedroom the more useful move is often the opposite one, choosing downwards and using three reeds rather than six.
My fragrance has gone bitter rather than quiet. Is that a distribution problem?
No, that one really is the oil. Most reed diffusers sit on DPG, which can crack and turn bitter above 40°C — an ordinary afternoon in much of India — and a sour or acrid smell is a material failure rather than a fading one. Replace it, and check what the carrier is. Every SOSA reed sits on a heat-stable CCT base and is climate-tested at 45°C and 85% relative humidity, which is unglamorous and is the main reason the product behaves here.
Is a bigger diffuser a better diffuser?
Not necessarily, and the clearest counter-example is in our own range. Megh at ₹3,499 has a six-litre tank and about 100 hours of runtime, and covers only around 215 sq ft — less than the ₹1,899 Sukoon's 270–320. Tank and bottle volume are duration specifications rather than coverage specifications. Buy for the area you want covered, and be sceptical of size as a proxy for reach.

About this guide: Written by Sonal Sahani, ISIPCA Versailles-trained founder and perfumer at SOSA Home & Body, on whether to change the fragrance oil or the diffuser when more projection is wanted. The reasoning — a point source with no transport, molecular diffusion being far too slow to cross a room usefully, mixing by moved air lowering a peak while raising the remainder, dose flattening a composition at high concentration, and carrier stability in heat — is offered as general perfumery, physical chemistry and building physics rather than as measurement of any specific product. No projection distance, air-change rate, oil-consumption rate or percentage is claimed, because none is published; in particular SOSA publishes no room coverage figure for Safar and none is estimated here. Longevity figures assume ordinary Indian household conditions and shorten in hot, open or fan-circulated rooms. Review quotations are from verified SOSA buyers.
