Ventilation first. Not mostly first, not first in an ideal world with an unlimited budget - first, full stop, and we would rather lose the sale than fudge this one. A scent machine in a changing room that is not properly extracted and not properly dry does not give you a fresh changing room. It gives you a scented damp changing room, which members read accurately and immediately as an attempt to cover something up, and which lands worse than the honest smell you started with. Fragrance is a finishing layer over air that is already right. If your budget this quarter can only stretch to one of the two, it should not be the diffuser.

The verdict
Why a scented damp room is a worse outcome than a damp one
Take a 500 sq ft changing suite at a 10 ft ceiling. That is 5,000 cubic feet, which divided by 35.3 is about 142 cubic metres of air, and every cubic metre of it is being loaded continuously by wet towels, wet floors, wet shoes and warm bodies. Now add a fragrance machine. The fragrance does not attach itself to the damp smell and remove it, because that is not what fragrance does; the two simply coexist in the same 142 cubic metres, and a member walking in perceives both at once. What people actually experience in that situation is not a fresh room and not a damp room but a specific third impression - a sweet or clean note sitting on top of something underneath it - and that impression is one of the most recognisable smells in the world, because everybody has met it in a public washroom. It carries an unmistakable message: somebody knows this room smells and has decided to spray it rather than fix it. In a premium club, where the member is paying for the sense that everything is properly looked after, that message costs you more than the honest damp would have. This is why we put ventilation first rather than saying both matter. Both do not matter equally. One of them is a prerequisite for the other being worth anything at all.

What properly extracted means, in checks you can do this week
We are not mechanical services engineers and we will not pretend to size your extract from a web page. What we can give you is the list of things we have seen wrong in changing rooms often enough to be worth checking before you spend anything. Is there a dedicated extract from the wet zone itself, or is the room relying on a grille in the corridor outside? Air pulled from the corridor barely empties a shower run, and this is the single most common finding. Is there a make-up air path? A fan extracting from a room with no supply and a well-sealed door will move a fraction of its rated volume, because it is fighting to pull air through the gaps around a door frame. When does it run, and for how long? A changing room extract that runs only during peak hours leaves the room sealed and wet for the majority of the day and all night, and the first members through the door in the morning meet the accumulation. Are the grilles clear? A changing-room extract grille collects lint from towels and clothing faster than any other grille in a gym, and a half-blocked grille is a fan that has quietly stopped working. Is anything competing with it - a propped door, a pressurised corridor, an air-conditioning supply blowing straight at the extract point? Every one of these is answerable by looking, and if several of them are wrong then no machine at any price on our list is going to make that room right.

When the extraction is right, the laundry turns around fast, the floors are squeegeed and the drains are sealed, the changing suite becomes an ordinary scenting job with two constraints. The first is placement: the dry side only. Entry corridor or locker bay, so the register drifts into the room rather than being delivered at somebody; never the shower run, the drying area or the vanity line, where members are undressed and already wearing their own shampoo, soap and deodorant. The second is format, and here the argument is genuinely physical rather than a matter of preference. An ultrasonic diffuser works by dispersing a fine water mist carrying the fragrance, which is an excellent mechanism in a dry room and precisely the wrong addition to air that is already close to saturated. Frequently asked questions

We have already bought the diffuser. Should we not use it until the ventilation is sorted?
Use it in the dry parts of the club - the reception, the arrival, the lounge - where it will do exactly what it is supposed to do and where nothing is working against it. Keep it out of the changing suite until that room is extracted and dry, because a machine put there now will not improve the room and will make the impression worse. That is not a wasted purchase; the front of house is where the strongest case for ambient scenting exists anyway, since it is the first and last thing a member experiences and it is dry, controllable air. Move the machine into the changing suite later, on the dry side, once the extraction and the laundry turnaround are genuinely in place. It will perform far better then, because it will be adding a register to honest air instead of competing with a smell.
How do I know whether my changing room ventilation is actually inadequate?
Some of it you can judge yourself and some of it needs a professional. What you can check: whether the wet zone has its own extract or borrows a grille from the corridor; whether the grilles are clogged with lint; what hours the fan actually runs, which is often different from what the schedule says; whether the room feels stuffy and still when you walk in cold in the morning after ten hours closed; whether mirrors and tiles stay fogged long after the last shower; and whether the floor outside the showers is ever dry during opening hours. Any of those pointing the wrong way is worth an engineer's visit. What we cannot do is size it for you - air change rates for a wet changing room are a mechanical services calculation involving the room volume, the fixture count and your occupancy, and that belongs with someone qualified to do it.
Is there a case for scenting the changing room corridor instead?
It is often the best answer in a club that is mid-way through the work, and it is a legitimate permanent arrangement too. The corridor into the changing suite is dry, it is a transition space, and a light register there gives you continuity from the reception without putting fragrance into wet air or near undressed members. Members experience it as the building's character following them, which is the actual objective, and the corridor is easy air to hold a level in. Keep it at or below the reception level rather than above it, use the same register, and put the machine where it is not immediately beside a bench or a doorway somebody stands in. If the corridor is short or open to the gym floor, remember that the floor takes the lowest dose in the building because members there are breathing hard, and let that set your ceiling.
Our landlord will not allow changes to the extract. What are our options?
Then the levers move to the things you do control, and there are more of them than owners expect. Laundry turnaround is entirely yours and it is the biggest single lever anyway. So is how long wet textiles stay in the building, how mats are stored, whether standing water is squeegeed or left, whether lockers are opened and aired, whether shoes are allowed to sit in closed lockers, whether drain traps are kept sealed and grates cleared, and whether the room gets a proper reset in the midday lull rather than only at close. Portable extraction, a door held open onto a ventilated corridor at quiet times, and simply scheduling the deep clean when the room can then sit empty and airing are all worth discussing. And be honest with yourself about the ceiling this puts on the result: a room you cannot ventilate properly is a room where fragrance will always be a compromise, and the right response to that is a lighter setting, not a heavier one.
Does better ventilation make the fragrance harder to hold?
Yes, and we say so on every page in this bank because it is the honest trade-off. Fresh-air exchange replaces scented air continuously, so a well-ventilated gym is genuinely harder to hold a register in than a sealed office, and a hard-extracted changing room is harder still. What we will never do - not once, not as a hint, not as a clever workaround - is suggest reducing air exchange so a fragrance lasts longer. In a building full of people breathing hard, and in a wet room in particular, that would be indefensible advice, and any supplier who offers it is telling you what they are.
