This is a physics question wearing a shopping question's clothes. One machine of any size is one source of fragrance, and a single source in a large volume produces a gradient - strongest near the machine, weaker with distance and with every door and corner in the way. Several machines produce several sources, which shortens the distance from any point in the building to the nearest one, and, far more importantly for a gym, lets each zone run at its own level. Since the entire logic of gym scenting is that the reception and the training floor must sit at different intensities, the arrangement usually decides itself. But it is more product, so the argument had better be made on the air rather than asserted.

Is one large scent machine better than several small ones for a gym? For a gym, usually not - and the deciding reason is zoning rather than power. A single machine is a single source, so the fragrance is strongest where it stands and weaker with distance, and it cannot cross a closed studio door at all. One source
What a single machine actually does in a large room
A freestanding machine releases fragrance at one point and relies on the room's own air movement to carry it everywhere else. In a small room that works beautifully, because the air turns over quickly and the distance is short. Scale the room up and two things happen. The first is the gradient: concentration is highest close to the machine and falls away with distance, so the far corner is always lighter than the near one, and the only way to lift the far corner is to raise the output - which raises the near corner too, and the people standing in it. In a gym that is an unwelcome trade, because the person nearest a machine is often on a piece of equipment, working hard, and already receiving more of whatever is in the air than anyone else in the building. The second is the boundary: a single source cannot cross a closed door. Not weakly, not eventually - a closed studio door with a class running behind it is an effective wall for fragrance, and a machine at reception is simply not scenting that room. Shorter distances, a flatter result, and a level per room
Put a smaller machine in each room instead and three things change at once. The distance from any point in the building to its nearest source drops dramatically, so the gradient inside each room is short and the result is flatter. The peak intensity drops, because no single unit is being asked to serve a volume it cannot reach - you get the same overall impression at a lower maximum anywhere in the building, which is a better result for members and staff both. And each zone becomes independently settable, which for a gym is not a convenience but the entire point. Reception can carry the club's character at a level a visitor notices as pleasant air. The lounge can sit just below it. Studios can run between classes and drop during them. The training floor and the cardio zone can sit at or near nothing, because a member breathing hard is delivered many times more of the same air than a member at the desk, and the same setting is experienced as far stronger there. No single machine, however large, can produce two different intensities in two different rooms. That is not a limitation of any particular product; it is what one source means.

The third answer

There is an arrangement that is neither of the two above, and it is the one large clubs with real air handling should look at first. Is buying several machines just a way of selling me more product?
It would be, if the reason were vague. So here is the reason stated precisely enough that you can check it: a single machine is a single point of release, and a room's fragrance concentration falls with distance from that point and stops entirely at a closed door. That is why one unit cannot serve a reception and a studio at the same time. How far apart should multiple machines be placed in a gym?
Think in rooms first and metres second. The default is one unit per connected volume, positioned where the room's own air is moving - near an entrance, near a return path, or in line with the general circulation - rather than in a dead corner behind a rack. Within a single large connected space, spacing units so that no part of the room is more than roughly half the space's longest dimension from a source is a sensible starting rule, but it is a starting rule and not a specification, because furniture, rigs, mirrors, mezzanines and airflow all change it. Do not place a unit where a member's head is close to it while they are working: not at treadmill height in a cardio row, not beside a bench. Can I run one machine and just move it between zones?
It is a reasonable experiment and a poor system. Moving a unit tells you a lot in the first fortnight - you learn what each room actually needs, and you learn which zones you were wrong about, which is genuinely useful before you commit to a layout. As a permanent arrangement it fails on consistency, which is the thing that makes scenting read as designed rather than accidental. Members notice change, not level: a lounge that smells of something on Tuesday and nothing on Thursday reads as sloppy in a way that a lounge which always smells faintly of one thing does not. Would one very large machine placed centrally solve it?
Only if the club is genuinely open plan, and even then it brings a problem back with it.
