Identical is not achievable. A guest walking into your Delhi property and your Goa property is walking into two different air volumes - one sealed with mechanical ventilation and fixed windows, one half open with sea breeze running through it. One clears almost nothing; the other clears almost everything. Add a heritage property with courtyards, a hill property where cold suppresses output, and a compact boutique property where a lobby fills in minutes, and you have five buildings that cannot be made to deliver an identical result no matter what is written down. That is not a failure of specification, it is physics. And chasing it does real harm, which is the part worth taking seriously. When a group tries to make properties match, the adjustment in practice is upward: somebody visits the quiet property, finds it weak against their memory of the flagship, and raises it. Nobody visits the flagship and reduces it, because everybody who works in a hotel adapts to a steady background within about an hour of arriving and stops perceiving it, and adaptation runs strictly one way - a level never seems to have grown, only to have gone. Over three years of well-intentioned harmonisation, a portfolio ends up materially stronger than it started, and the properties that suffer most are the small enclosed ones where the level was correct in the first place. So aim at the same rather than identical, and be precise about what that means. Three things must match exactly. First, the register. This is the identity and it should be stated with no local substitution permitted for any reason - availability, preference, refurbishment or a local supplier offering something similar. A change of register between properties reads as two different companies rather than as one group. Second, the shape of the gradient. Every property should descend from the front door in the same order: entrance and lobby highest, which still means low; lift lobbies well below, and earning most because every guest passes one twice on every journey; corridors very low or nothing, because they receive room air at every door opening and clear almost none of it; lift cars nothing at all; guest rooms lightest, because somebody sleeps there for eight hours and cannot leave when they have had enough; restaurant approach carrying it and dining room at zero during service; bar able to sit at the top, because it is chosen, escapable and enclosed. The one hard rule is that the sequence never ascends as a guest goes deeper. Third, the zeroes: lift cars, kitchens and pantries, back-of-house and utility areas, covered outdoor spaces, most corridors and most rooms. Those must be identical across the group, and they must be written down rather than left blank. Three things must not match. Levels, because the input required to produce the same guest experience differs enormously between an open resort lobby and a sealed one - and it is the experience you are standardising, not the dial.
