Four things are drifting across your twenty houses. Only one of them is the fragrance, and it is not the loudest.
Quick answers — read this first
Why do villas in one portfolio smell different from each other? Because four separate variables drift: the floor and surface cleaning chemistry, the laundry detergent and softener, how long each house was ventilated before cleaning, and only then the fragrance register and dose.

Which one matters most? Usually the cleaning chemistry. Strong phenyl, pine disinfectant and different floor cleaners between houses produce a bigger and longer-lasting difference than any fragrance decision, and they are cheaper to standardise.

What is the practical fix? One specified product list per house - floor cleaner, surface cleaner, bathroom cleaner, detergent, softener - one ventilation sequence, then one register at a written per-property setting on a timer.

Goa changes a scenting decision in three ways: coastal humidity and a long monsoon that leaves closed houses smelling of the weeks nobody opened them, an architecture of open verandahs, courtyards and sliding walls where air movement is unbounded and fragrance cannot hold at all, and a portfolio structure where the same arrival has to repeat across twenty properties, different owners and different housekeepers. So the order is: fix the moisture and the ventilation first, accept that the open-air parts of the property get nothing, then give the enclosed arrival volume one quiet register on a timer. Drift has four sources and only one of them is the fragrance. The biggest is the cleaning chemistry, and almost nobody standardises it

This is the right question and the useful answer starts by refusing the premise slightly, because the houses are not drifting for one reason. Four independent variables are moving, they move by different amounts, and the fragrance is the one operators try to fix first and the one that contributes least. Taking them in order of magnitude changes what you should buy. Variable one, and the largest in most portfolios: cleaning chemistry. This is the dominant smell of a freshly prepared house and it persists for hours. A villa mopped with a strong phenyl floor cleaner reads institutional - clean in a hospital sense rather than a domestic one - and in India that association is immediate and unhelpful in a house somebody paid a luxury rate for. A pine-based disinfectant reads like a corridor. A citrus-heavy commercial cleaner reads like a public washroom. A mild, neutral, low-odour floor cleaner reads as almost nothing, which is what you want, because nothing is the base a register is supposed to sit on. Now consider how this variable behaves in a twenty-house portfolio. If housekeepers or supervisors buy locally, if different properties have different owners funding consumables, if somebody bought a bulk pack of whatever was on offer, you have several different base smells across the roster, and they are stronger and last longer than any diffuser output. That is the drift your guests are noticing, and it costs nothing to fix: specify the products by name, buy them centrally, and stop reimbursing anything bought outside the list. Variable two: laundry. This one is underrated because it is not in the air at check-in, it is in the pillow at eleven at night. Detergent brand and dose, whether a softener is used and which, whether the linen was dried properly or dried in coastal humidity and put away slightly damp, and whether it was stored in a wardrobe that has its own smell, all determine what a guest experiences at the closest possible range for eight hours. Different properties commonly use different dhobis, different machines and different products, and the variation between them is large. Standardise the products and the drying standard, and inspect stored linen in the monsoon rather than assuming it. A faintly musty pillowcase in a beautiful villa is a more damaging detail than a hallway that smells of nothing. Variable three: ventilation practice, which is really sequencing. Two housekeepers can follow the same cleaning list and produce different buildings depending on when they opened the house. Opening first and cleaning second gives a villa two or three hours of air changes and removes most of what the soft furnishings released when the house was unsealed. Cleaning in a shut house and opening the windows at the end gives you a building that is clean and still holds the closed smell, with a fragrance laid over it in the last twenty minutes. This is the single largest difference between a good turnaround and a poor one and it is free. Write the sequence rather than the checklist: open and cross-ventilate, start the air conditioning, then clean, then the register last. In the monsoon the sequence changes because outdoor air at very high humidity is not a drying agent, so it becomes a short flush, then close, then dehumidify and cool while cleaning. Variable four, last and smallest: the register and the dose. Here the fixes are the ones we cover in detail elsewhere and they are short. One register across the entire roster, so stock is one line and nobody improvises with whatever bottle is in the van. A written setting per property, because a small Assagao living room and a double-height Siolim volume with a sliding wall are not the same instrument. A timer, so the run window is identical in every house including the one where the turnaround went wrong. And an explicit instruction that nobody adjusts the setting, with the reason written next to it - that after hours in the house their sensitivity has faded and the setting was chosen for a person walking in from outside. Now the two mechanisms that make drift invisible to you specifically, because this is where managers lose control without noticing. The first is adaptation, which affects you as much as your staff. If you visit a property at the end of a turnaround, having been in two other houses that morning, your own judgement is compromised. The only valid assessment is made by somebody arriving cold, from outside, at roughly the time a guest would arrive, who has not been in that house that day. Build that into the operation as a monthly walk: one person, twenty houses over a month, arriving cold, recording a single verdict on the property schedule - too much, too little, correct - and nothing else. Two people can cover a roster this way in a few hours a week, and it is the only instrument you have that is actually calibrated. The second is the complaint asymmetry. Guests almost never say a house smelled slightly too strongly of fragrance; they say it smelled of air freshener, or they say nothing and simply describe the villa as ordinary. So silence is not evidence that the roster is consistent, and the absence of complaints is the most common reason a portfolio believes it has a standard when it has twenty processes. The cold walk is what replaces the missing feedback. And the standing source list, because none of the four variables above helps if a house is producing something. In Goa: air-conditioning condensate trays and drain lines holding standing water, which is the commonest single cause of a sour note in a coastal property; bathroom floor traps that dried out while the house was closed, letting the drain breathe back into the room, fixed with a jug of water; wardrobes, mattresses and upholstery that have been absorbing humidity through a monsoon and need inspecting rather than spraying past; mould behind a headboard or in a wardrobe corner; a kitchen where the last guests cooked; a fridge switched off with the door shut; and bin and utility areas. Every one is a maintenance or housekeeping item. Fragrance is additive and never subtractive, so a register over any of them delivers both, plus the inference that somebody noticed. On register selection, choose something that reads as clean air rather than as perfume, because it has to sit on top of twenty slightly different houses. Most Goa properties that call us are already beautiful, and the question underneath the question is usually the same: why does a house that photographs like a hotel not feel like one when the guest walks in. Part of the answer is air, and part of it is not. So before we sell anybody a machine we ask what the building is currently producing - a monsoon that shut the house for six weeks, an AC condensate tray nobody drained, wardrobes and mattresses that have been quietly absorbing coastal humidity, a kitchen two doors from the living room, a drain in a bathroom that dried out while the villa was closed. Fragrance combines with all of that rather than removing it, so a register over an unaddressed damp source gives you both smells at once plus the clear impression that somebody was covering something.

The second thing I insist on is the neutral list. Clinical and procedure rooms, kitchens and pantries, chemical bays, sanitary areas and back-of-house get nothing. A patient who is undressed or immobile cannot object to the air, a kitchen should smell of what it is cooking, and a workshop needs extraction rather than perfume. Covered outdoor areas cannot hold fragrance at all. That list is shorter than the list of rooms you can compose, and holding it is what separates a considered building from a sprayed one.
