Founder Diaries · Commercial Scent Marketing
By Sonal Sahani · ISIPCA Versailles12 min readUpdated August 2026
Everybody wants this answered as a number - at three clubs, at five, at ten - and the number is the wrong shape of answer. Two clubs forty minutes apart under a founder who visits both every week do not need a written standard, because the standard is walking around inside somebody's head and being applied daily. Six clubs across three cities under three regional managers need one badly, and probably needed one two openings ago. The trigger is not how many buildings you have. It is whether anyone can still hold them all in one nose.
Quick answers — read this first
When does a gym chain need a formal signature-scent standard? At two moments, and neither of them is a branch count. The first is when nobody can any longer walk every site personally on a regular basis. While a founder or an operations head visits every club often enough to notice drift, the standard is effectively being enforced in person and a document adds little. The moment that stops being true - because of geography, headcount or simply the diary - consistency has to move from a person's judgement into a written specification, or it stops existing. The second is when two branches start buying different things: different registers, different machine types, or a branch quietly using aerosol sprays because somebody noticed a smell. That is the estate telling you it has no shared reference, and it is worth acting on the week you discover it.
Is there a branch count at which a scent standard becomes necessary? No, and treating it as a count is how chains get this wrong in both directions. Two clubs in one city under a hands-on founder can run consistently for years with nothing written down, because the founder is the standard. Four clubs across three cities cannot, even though four is a small number, because nobody is in all four often enough to catch drift. What actually decides it is reach and turnover: how often a single nose gets into every building, and how stable your branch management is. A chain that has just promoted three new club managers needs the document immediately regardless of size, because the knowledge that used to live in their predecessors' heads has just walked out. Write it when the personal visit stops being the mechanism, not when a number is hit.
What goes into a gym chain's signature-scent and diffusion standard? One page, six items. The register, named exactly, so every branch buys the same blend. The fragrance format, because ultrasonic machines run the water-based Hotel Collection from Rs 299 while the Vaayu at Rs 11,999 and the HVAC systems run waterless nebulising oil, and a mixed-format estate cannot be consistent. The zone rules: what is scented, what is not, and the standing instruction that the training floor sits at or near nothing with the cardio end lowest of all. The perceived level for each scented zone, written in words rather than as a setting number. One named owner who approves every change. And the audit rota. Add the buying list so a new branch orders the right things without asking, and the document is done.
The short answer
Short answer: Not at a branch count. Two triggers decide it: the moment nobody can walk every site personally on a regular basis, and the moment two branches start buying different things - different registers, different machine types, or ad hoc sprays. Either one means consistency has to move from a person's judgement into a written specification. The standard is one page: the register named exactly, the fragrance format (ultrasonics run the water-based Hotel Collection from Rs 299; Vaayu Rs 11,999 and the HVAC systems run waterless oil), the zone rules with the training floor at or near nothing, the perceived level per zone written in words rather than as a setting number, one named owner, and the audit rota - plus a buying list so a new branch orders correctly. Aangan Rs 25,999, Meenar Rs 38,500, Sukoon Rs 1,899, Megh Rs 3,499, reeds from Rs 749. WhatsApp +91 96192 18531.
The pick: the SOSA Vaayu (₹11,999) for premises to ~1000m³; reeds from ₹749 for a single room; cabin systems from ₹1,899; HVAC from ₹25,999.

Every customer-facing space hosts two audiences at once: the customer who forms an opinion in a single visit, and the staff who breathe that air for eight hours. Commercial scenting serves both with one move - a single refined fragrance, held evenly from the entrance to the far end of the floor, running on a schedule nobody has to remember. Customers experience it as "this brand has itself together"; the team gets premises that smell composed from opening to close.
We are opening clubs steadily. At what point do we need a written fragrance standard?
Two triggers, and a one-page document. Trigger one: nobody can walk every site any more. While a founder or an operations head is physically in every club often enough to notice that the reception smells different this month, the standard exists - it is just stored in a person rather than a file. The day geography, headcount or the diary makes that impossible, consistency either moves into writing or it stops. Trigger two: two branches have started buying different things. Different registers, different machine types, a branch using aerosol sprays because someone noticed a smell. That is not a purchasing lapse, it is evidence that there is no shared reference to buy against. Act the week you discover it. What the standard contains - six items, one page. 1. The register, named exactly. 2. The format: ultrasonics like Sukoon (₹1,899) and Megh (₹3,499) run the water-based Hotel Collection (from ₹299); the Vaayu (₹11,999) and Aangan (₹25,999) run waterless nebulising oil, and the two never mix. 3. The zone rules: reception and lounge carry the character, studios take less, the training floor sits at or near nothing and the cardio zone lowest of all, because members there are breathing hard and experience the same setting as far stronger. 4. The perceived level for each scented zone, in words - never a setting number, because identical numbers in different buildings produce different results. 5. One named owner who approves every change. 6. The audit rota: a cold nose walking in from outside, rotating across branches. And a buying list, so a new club orders the right machine and the right register without a phone call. What it must not contain: a copied setting, a claim that the scent sells memberships, or fragrance as an answer to an odour problem - source, ventilation, cleaning, then scent. The two real triggers, and the one-page document they call for
Three parts: why the branch count is the wrong trigger, what the two real triggers look like from inside a growing chain, and the one-page document that answers both.
Why this works
The two triggers, and what you write on the day one of them fires
The commercial standard: the SOSA Vaayu at ₹11,999 - waterless, app-scheduled, ~1000m³ coverage. Single rooms start on reeds from ₹749.
Chains ask for a number because a number is easy to act on, but the number has no relationship to the thing that actually goes wrong. Consider two estates of the same size. The first is two clubs eleven kilometres apart, both visited by the founder most weeks, run by managers who have been in post four years and who talk to each other daily. That estate is consistent, and a written fragrance standard would formalise something already happening rather than fix anything. The second is two clubs in different cities, one recently acquired, run by managers who have never met, with the founder visiting each quarterly at best. That estate is already drifting and has been since the second club opened, and a document is overdue at a branch count of two. Same number, opposite answers. What separates them is not size but reach: how often one nose gets into every building, and whether the people running those buildings share a reference for what right smells like. There is a third factor that catches growing chains out, which is management turnover. The knowledge of how a club is supposed to smell is almost always undocumented, and it lives in the club manager. Promote or lose three managers in a quarter and an estate that was perfectly consistent on Friday is running on guesswork on Monday, with nobody aware anything has changed. That is why the honest advice to a growing chain is to write the standard slightly before you think you need it - it costs an afternoon, and the alternative is discovering the gap through a member's comment about a branch you have not visited since spring.
Tip: two clubs eleven kilometres apart under a weekly visit need nothing written; two in different cities under quarterly visits needed it at opening.
2
The real triggers
The day the walk stops working, and the day the buying diverges
The first trigger is a diary problem before it is a fragrance problem. Personal presence is a genuine control mechanism and there is no shame in relying on it while it works - a founder who walks into every club regularly will notice a reception that has crept louder or a lounge that has gone flat, and will fix it on the spot without any document existing. What matters is recognising the moment it stops working, and that moment is usually invisible because it arrives gradually. Useful test: name the last date you personally walked into each of your clubs from the street, cold, without being expected. If you cannot answer that for every branch within the last quarter, the walk is no longer your mechanism, whatever the org chart says. The second trigger is more concrete and easier to spot: two branches buying different things. It shows up as an invoice for a register nobody chose, a different machine at a new club because it was easier to source locally, or - most commonly - a branch buying aerosol sprays and using them through the day. Treat that last one carefully, because it is a symptom rather than a lapse: somebody noticed a smell and did something about it, and the underlying issue is often a source problem the estate has not funded. Ask what they were reacting to first, then close the gap. Both triggers say the same thing in different words: the estate has no shared reference, so branches are improvising. Improvisation is not a discipline problem in people, it is a specification problem in you.

The document
One page, six items, and a buying list - anything longer will not be read
Keep it to a page, because a fragrance standard competes for attention with everything else a club manager is holding, and a five-page document is a document nobody opens. Item one: the register, named exactly, so no branch buys something adjacent. One of the Hotel Collection registers (from ₹299) held consistently already functions as a signature - consistency creates a signature far more than uniqueness does - and bespoke composition is a real SOSA service if you eventually want something of your own, which is a WhatsApp conversation rather than a page. Item two: the format, stated plainly, because this is where estates fracture. Ultrasonic machines run the water-based Hotel Collection; the Vaayu (₹11,999) and the HVAC systems run waterless nebulising oil, and the ₹299 bottle never goes into a Vaayu. Item three: the zone rules - reception and lounge carry the character, a studio takes less between classes, the training floor sits at or near nothing and the cardio zone lowest of all, because a member breathing hard experiences the same setting as far stronger than they did at the door. Item four: the perceived level for each scented zone, written in words, never as a setting number, because identical numbers in different buildings produce different results - volume, ceiling height and air change rate all differ. Item five: one named owner who approves any change. Item six: the audit rota, cold nose, walking in from outside. Then a buying list so a new club orders correctly on day one: Vaayu ₹11,999 per scented zone, Sukoon ₹1,899 or Megh ₹3,499 for a small enclosed room, reeds from ₹749 for a washroom, Aangan ₹25,999 or Meenar ₹38,500 where there is genuine ducted air handling. Send your site list to +91 96192 18531.
Tip: register, format, zones, perceived level, owner, audit rota, buying list - one page, and it is finished.
The SOSA principle
The trigger is not a branch count. It is the day nobody can walk every site personally any more, or the day two branches start buying different things.
Until then the standard lives in a founder's nose and works perfectly well. After that it either goes into writing or it stops existing, and nobody notices which.

The SOSA commercial edit
Whatever your business sells, the system logic is the same: one signature, sized to the space, scheduled so it never depends on anyone's memory. A single small room or a consultation corner can sit happily on reeds with no power at all; a customer-facing floor wants the Vaayu; a venue or a flagship wants HVAC. Every SOSA system is supported from India, and the Hotel Collection blends - SOSA's own hotel-inspired interpretations - run across the powered ones. A portion of every order supports girl-child education through Nanhi Kali. Here is the full commercial range.

Honest notes for business owners: scenting compounds a well-run premises and rescues nothing. Ventilation, air-conditioning and cleaning come first, and fragrance never substitutes for hygiene or air quality - if the air is stale, damp or smoky, fix that at the source before any scent goes in. The people most exposed to the fragrance are not your customers but your STAFF, who work eight-hour shifts in it, which is why whisper calibration and locked settings are standard on every SOSA commercial install, and any staff sensitivity report should be treated as a recalibration signal rather than a complaint. Healthcare and wellness spaces need extra restraint: keep scenting to reception and circulation areas, never treatment rooms, and the practitioner's judgement overrides anything in this guide. The Hotel Collection scents are SOSA's own hotel-inspired interpretations; SOSA is an independent Indian fragrance house, not affiliated with or endorsed by any hotel brand. Ultrasonic systems use the water-based Hotel Collection fragrance; the Vaayu and HVAC systems run waterless nebulising oil - the formats are not interchangeable. WhatsApp consult: +91 96192 18531. ISIPCA Versailles
A note from Sonal
I have walked into jewellery showrooms lit like museums, bridal boutiques with hand-embroidered walls, furniture floors styled down to the last cushion, clinics with better art than most galleries - and in almost every one of them, the air was an afterthought. Floor polish, packaging cartons, the phenyl from the morning mopping, the workshop or the loading bay drifting forward. The one thing every customer takes in before they see anything is the thing most businesses leave to chance.
I trained at ISIPCA in Versailles, where the world's scent-marketing perfumers learn the craft, and what I build for Indian businesses is the same architecture the global hospitality brands use, whatever you sell: one signature, sized to the space, run on a schedule - so the scent is as reliable as your lighting. A consultation corner may only need reeds; a full floor needs the Vaayu; a venue needs the HVAC systems. If you want it applied to your specific premises, message us on WhatsApp at +91 96192 18531 with the type of space and its approximate size - I read those descriptions myself.
Everything is made or assembled for Indian conditions, supported from Pune - and a part of every order funds girl-child education through Nanhi Kali. Your brand gets a memory; a girl gets a classroom. That equation has always felt right to me.
Frequently asked questions
We are at four clubs and growing. Should we write this now or wait?
Write it now, because it costs an afternoon and the alternative is discovering the gap through a member's remark about a branch you have not visited since spring. Apply the honest test rather than the count: name the last date you personally walked into each of your four clubs from the street, cold and unexpected. If you cannot answer that for all four within the last quarter, the personal walk has already stopped being your mechanism. There is a second reason not to wait, which is that a standard written while the estate is still consistent describes something real - you can walk into your best club, write down what it smells like and how present it is, and that becomes the specification. A standard written after the estate has drifted has to arbitrate between four different current states, which is a far harder conversation and produces a compromise nobody recognises.
Does a formal standard mean we need a bespoke fragrance made for the brand?
No, and we would rather you tried the cheaper answer first, because for most chains it is sufficient. One of the seven Hotel Collection registers, from Rs 299, held consistently across every branch at the agreed perceived level, already functions as a signature - consistency is what creates a signature, not uniqueness, and a member who recognises your buildings by smell is not comparing your blend against anyone's catalogue. Bespoke composition is a genuine SOSA service and we are glad to talk about it, but it is a conversation on WhatsApp +91 96192 18531 rather than something with a price on a page, and it makes most sense once the operational standard is already working. A chain that cannot hold one existing register consistently across its estate will not be helped by owning a unique one. Get the discipline right first, then decide whether you want the exclusivity.
Should the standard say anything about odour problems, or only about fragrance?
It should say something, and it should say it before it says anything about fragrance, because that is the sequence that keeps the whole programme honest. Put a short section at the top: fragrance adds scent to air and does not remove, neutralise or counteract odour, so any branch with a smell problem addresses the source first. Then name the order for a gym specifically - source, ventilation, cleaning, then scent. Source means fabric above all: towels, laundry turnaround, upholstery, mat surfaces and the padding inside benches, because sweat itself is nearly odourless and the smell develops in fabric, which is why a club that mops daily still smells. Ventilation means extraction that actually runs and is sized for the club you now have. Cleaning means routines that run during the day, not only at night. Making that explicit stops branches from reaching for the scent machine as a fix, which is the single most common misuse of a fragrance programme and the one that damages the brand fastest.
How do we stop the standard from being quietly ignored once it is written?
Two mechanisms, and they are the same two that make any operational standard survive. First, one named owner - an individual, not a function - who approves every change and is the only route to a deviation. A standard signed by nobody is a document. Second, an audit that a manager knows is coming and cannot prepare for: a cold nose, someone who has not been in that branch recently, walking in from the street at a time agreed in advance, scoring the arrival against the written perceived level before speaking to anyone. Rotate it across branches so every manager both receives and performs it. Then close the loop by having the auditor check that the setting card on each machine matches what the machine is actually set to, which is where drift is almost always found. Twice a year is enough for a small chain. The card and the audit note live together, so a new manager inherits the standard instead of guessing at it.
Our newest club is much larger than the others. Does it get its own rules?
It gets the same rules and different arithmetic, which is exactly the distinction the standard is built to preserve. The register, the format and the zone rules are identical - that is what makes your estate one brand. What changes is the number of machines and the settings that achieve the written perceived level, because those follow from volume and air change rate rather than from policy. Do the sums per room at each room's own ceiling height: 3,000 sq ft at 14 ft is 42,000 cubic feet, about 1,190 cubic metres; 5,000 sq ft at 14 ft is 70,000 cubic feet, about 1,983 cubic metres; 7,500 sq ft at 16 ft is 120,000 cubic feet, about 3,400 cubic metres. A Vaayu at Rs 11,999 covers roughly 1000 cubic metres of connected air, and a large club is several connected volumes rather than one, so it takes several units zoned - or Aangan at Rs 25,999 or Meenar at Rs 38,500 where there is genuine ducted air handling. About this guide: Written by Sonal Sahani, ISIPCA Versailles-trained founder and perfumer at SOSA Home & Body. Product recommendations reflect the SOSA commercial range; the scent-marketing strategy advice applies to any business's systems.
Facts verified August 2026: Ambient scent research consistently associates pleasant, congruent scenting with improved evaluations of a space and its service, longer dwell time and stronger brand recall at moderate effect sizes; congruence (scent matching the setting) and gentle intensity outperform strong scenting in replicated studies, and no scent effect survives poor ventilation, poor cleaning or poor indoor air quality. Olfactory memory is unusually durable: scent-linked brand memories persist and retrieve for years, which is the mechanism behind signature scents. Staff exposure is the design constraint, since employees breathe the fragrance for full shifts: whisper calibration, locked settings and sensitivity accommodations are standard practice, and healthcare and wellness settings call for extra restraint. SOSA systems: alcohol-free reed diffusers from ₹749 for single rooms with no power needed; Sukoon 500ml ultrasonic (₹1,899) and Megh 6L ultrasonic (₹3,499) run the water-based Hotel Collection fragrance (from ₹299; refills from ₹999, 100ml ₹999); SOSA Vaayu (₹11,999) is a waterless cold-air nebulising machine, ~1000m³ coverage, Bluetooth app and timer; SOSA Aangan (₹25,999) and SOSA Meenar (₹38,500) are HVAC nebulising systems for approximately 8,000-10,000 and 12,000-18,000 sq ft respectively.
