First, the reassuring part: the reeds are not faulty, the oil is not weak, and you did not buy the wrong ones. You bought a passive product and asked it to do an active job, in the single hardest room in commercial property for a passive product to work in. That is a sizing mistake rather than a purchasing mistake, and almost every gym owner who has ever tried to scent a floor has made it. The reeds are still useful - just not there. This page explains exactly what is happening at the bottle, and what the training floor and the arrival actually need instead.

Why can nobody smell the reed diffusers in my gym? Because a reed diffuser is passive. Oil climbs the reeds by capillary action and then evaporates into the air at whatever rate the room's temperature and air movement allow. How much of a gym does a reed diffuser actually cover? Think in feet, not in square feet. A reed reliably reads within about three to four feet of the bottle - the radius of a small table, not a room. A circle of four-foot radius is 3.14 multiplied by 4 multiplied by 4, which is about 50 square feet of floor. The mechanism
Capillary rise, then evaporation - and that is the whole of it
A reed diffuser has two moving parts and neither of them moves air. The reeds are porous, so oil climbs them by capillary action - the same effect that pulls water up a paper towel - until the exposed length of each reed is wet. From there the oil evaporates into the room at whatever rate the room permits, and that rate is set by three things you do not control from the bottle: temperature, humidity and how much air is passing over the reeds. Warm still air gives you a slow, even release. Warm moving air gives you a faster one that is immediately carried off. Cold still air gives you almost nothing. What is missing from that list is any form of propulsion. There is no fan, no pump, no compressed air and no pressure of any kind, which means the scented air never leaves the immediate vicinity of the bottle under its own power - it has to be carried by whatever the room is already doing. The consequence is a steep concentration gradient. Right at the neck of the bottle the air is genuinely fragrant. Two feet away it is noticeably less so. Six feet away, in a room with any air movement in it at all, it is usually gone. This is not a defect and it is not a cheap product problem. It is what passive means, and it is also why reeds are so pleasant in the rooms that suit them: nothing to plug in, nothing to schedule, nothing to fail loudly.

A gym stacks three variables against a passive source at once
Take a mid-sized floor: 2,000 square feet at a 12 foot ceiling. That is 2,000 multiplied by 12, or 24,000 cubic feet, and 24,000 divided by 35.3 is about 680 cubic metres of air. First variable: that is a lot of air for an unpowered source to influence, and gyms are tall, so the number is always bigger than owners expect - the same 2,000 sq ft under a 16 foot ceiling is 32,000 cubic feet, about 907 cubic metres. Second variable: the air change rate. A gym is ventilated far harder than an office by design, because it has to handle heat load, humidity and a large number of people working. That is correct engineering and we would never suggest reducing it - not by closing a vent, not by dialling back the air handling, not in any form. But it does mean scented air is continuously replaced with unscented outside air, so a source that releases slowly is fighting a room that removes continuously. Third variable: movement. Reception scenting works partly because a visitor stops. On a training floor nobody stops anywhere near a wall-mounted shelf with a bottle on it, and the bodies moving through the space stir the air further. Any one of these three would make a reed marginal. All three together make it arithmetic rather than opinion.

Put a number on what you currently have. A reed reads reliably within about three to four feet. Frequently asked questions

Would more reeds, or stronger oil, fix it?
Neither, and it is worth understanding why before spending anything. More bottles do not extend the distance each one reaches; they just add more small pools of scent that a member walks past rather than through, and past a certain density the room starts to smell of clustered bottles near the walls and of nothing in the middle. Stronger or more concentrated oil raises the concentration right at the reed but does very little at six feet, because the limiting factor is not how much oil is on the reeds - it is that nothing is carrying the scented air away from them and into the room. What actually changes the outcome is adding energy: a machine that atomises oil and puts it into the air as a fine dry mist, so the scent starts life already distributed rather than waiting at a bottle neck for the room to come to it. That is a different product category, not a better version of the same one.
Should we move the reeds closer to the fans or the air conditioning vents?
It is a reasonable instinct and it does something, but not what you want. Air moving across the reeds increases the evaporation rate, so a reed placed in an airstream will empty faster and will smell stronger for the first week or two - and then it is simply finished sooner, and the scent it released has been carried straight into a large volume and diluted to nothing. You have spent the oil faster to achieve the same invisible result. There is also a practical problem: a bottle of oil on a shelf near a fan or a walkway in a gym is a spill waiting to happen, and glass belongs well away from where people are lifting.
