A smell that survives daily cleaning is not a mystery and it is not a general condition of the building. It is an object, in a room, that you have not found yet. The instrument
Preparing a nose that can actually tell you something
Before the walk, deal with the fact that almost nobody in your building is capable of doing it. Olfactory adaptation is how the nose works rather than a failure of attention: a constant background smell fades from conscious awareness within a few minutes, and after a couple of weeks of daily exposure the people who work in a room genuinely cannot detect its smell at all. That means the manager who has been on since six in the morning, the trainers who have been on the floor since seven and the front desk team are all disqualified as judges, and it means you are too if you have been in since opening. It also explains the pattern every operator recognises: a member mentions the smell, the staff sincerely cannot smell anything, and the conversation goes nowhere. Both parties are telling the truth. So prepare properly. Send somebody outside for five full minutes, preferably away from the entrance and the bins. Have them walk in and speak or write the first ten seconds immediately, at the door, before the walk begins, because those ten seconds are the only unadapted data you will get from that person that morning. Do it with two or three people rather than one, because noses differ. Repeat it at two different times of day, once early and once at your busiest hour, because a smell that only exists at half past seven in the evening is telling you about accumulation and occupancy, while one that greets you at six in the morning after a closed night is telling you about something sitting in the building producing quietly while nobody was there.

Nine places, in order, and what to do at each of them
Work the list in this sequence, because it runs from the most commonly guilty to the most commonly overlooked. First, the changing room and shower floor drains: check the water seals by running water into each one and noting which are dry, because a trap that has dried out - usually in a shower or changing area used less than the others, or over a quiet week - opens a path for drain air into the room, and it is the single most misdiagnosed source in a gym. Second, the towel bin: lift the lid rather than trusting it, and understand that covering a bin does not stop it producing, it only stops you noticing until the lid comes off. Third, the route used towels take, which is a path rather than a place: follow one from the moment a member drops it to the moment it leaves the building, and find every point at which it pauses, particularly if that path crosses the training floor or a corridor members use. Reading what you found, and knowing when to stop looking
Two rules turn a list of observations into a decision. The first is about time: if the smell returns within a few hours of a genuinely thorough clean, something is producing it right now, and you have not found it. Cleaning removes what has accumulated; it cannot stop a live source, so a fast return is proof of production rather than proof that the cleaning was inadequate. Set the test up deliberately - a proper deep clean of a zone, then check it at two hours, four hours and at your evening peak, and write down what you find each time rather than relying on memory. The second rule is about geography: a smell that exists in one zone and not in the others has an address rather than a condition. How long should the walk take, and how often should we repeat it?
The first proper walk takes an afternoon if you do it honestly, because pressing padding, pulling mat stacks apart, running water into every drain and following the towel route end to end is slower than it sounds. After that, a shortened version once a month takes twenty minutes and is worth putting in the duty rota: drains, bins, laundry holding, drip trays and the cleaning cupboard. Repeat the full walk whenever something changes - a new cleaning contractor, a refit, a change of laundry provider, the start of the monsoon, or new equipment arriving. Write the findings down each time in the same format, because a written record from three months ago is the only reliable way to tell whether a smell is new, worse or simply newly noticed.
A member complained but our whole team says the gym smells fine. Who is right?
The member, almost always, and not because your team is being defensive. They have adapted and the member has not: anyone who spends a full shift in a scent stops detecting it within minutes, so the honest answer from a trainer at four in the afternoon carries no information about what the room smells like. Treat the complaint as data rather than as an opinion to be balanced against your staff's. Ask the member when and where they noticed it, because time and location are the two most useful clues you will get all week, and then send somebody in from outside at that hour to that spot. And be aware that for every member who says something, several noticed and did not, because raising a smell in a gym is socially uncomfortable.
Could the smell be coming from the building rather than the gym?
It can, and it is worth ruling in or out early because it changes who fixes it. Shared drainage, a neighbouring kitchen exhaust, a basement car park, a common-area rubbish store, a lift shaft or a fresh-air intake positioned badly can all deliver smell into a gym that has done everything right. The clues are timing and geography: a smell that appears at the same time each day regardless of your occupancy, or one that is strongest at a vent, a shaft, a door to a common area or a particular corner near an intake, points outward rather than inward. Check where your fresh-air intake actually draws from, which is a question a surprising number of operators have never asked. If it is a building issue, it goes to the landlord or the facility manager with the times and locations written down.
Should we use an air-quality meter or hire someone to test the air?
For most gyms the walk finds it first, and it costs nothing. General-purpose meters tend to report broad categories rather than telling you which object in which room is responsible, which is the only thing you actually need to know, and a smell that is confined to one zone has already told you more than most instruments will. Where outside help genuinely earns its fee is with the plant: an HVAC engineer who can measure your real air change rate, inspect the drip trays and coils, check filter loading and tell you whether the extraction in the changing rooms is moving what it is supposed to move.
