Every chain I have talked to about this has assumed the difficult part is choosing the fragrance. It is not. The difficult part is writing down what a store manager in a city you visit twice a year is allowed to change.

What actually gets standardised across a chain? Four things, and only four: the fragrance profile, the machine class by size band, the mounting position relative to the air path, and the fact that the key-lock is engaged. Everything else is local. Intensity is local because buildings differ. Timer hours are local because trading hours differ, and a mall store with an eleven-to-nine licence has different hours from a high-street store. Standardise the four, write them on one page per store, and you have a chain standard that a district manager can actually audit.
Should every city get the same setting? No, and this is the single most common error in chain rollouts. Humidity and temperature change how the same oil at the same setting reads, so a coastal store in monsoon and a dry northern store in January are not comparable rooms. I will not invent numbers for cities; what I will say is that the direction of the adjustment is confirmed by a person walking in from the street, and the profile stays constant while the setting moves. The identity travels; the dial does not.

The instinct in a chain is to standardise everything, and that instinct produces a document nobody can follow, so the useful move is to decide which variables belong to the brand and which belong to the building. Four things belong to the brand. First, the fragrance profile: one register for the whole chain, dry, in the cedar, vetiver and dry-wood family, often with a leather facet, never sweet, edible, powdery or floral, because a watch chain that smells like a fragrance counter has said something about itself before an advisor has spoken. Name the profile, and close the door on substitutions

The clause should describe the register rather than leave it to taste: dry woods, cedar and vetiver, a leather facet, a soft dry amber or dry tea and citrus at the brighter end, and an explicit exclusion of anything sweet, edible, powdery or floral. Write the exclusion down, because that is the direction stores drift when somebody buys locally in a hurry. A chain's fragrance is an identity asset and it does not belong to a store manager's preference. The same clause should say plainly that the profile is not chosen to cover or neutralise any other smell - a store with a fit-out, carpet or corridor problem fixes the building, and the fragrance clause does not apply until it has. It is also the clause a new district manager reads first, so keep the register description concrete rather than poetic - somebody has to be able to reject a sample against it.
Tip: If the note would sit comfortably on a fragrance counter, it is out of specification.

Give each store a page: profile, machine, position, intensity, timer hours, date last set, who signed it off. The number is found on site by walking in from the street, set for the advisor who lives in that air, and lowered without argument if the team says it is too much. Then it is recorded, and the record is what makes the chain manageable, because the alternative is a network where nobody can say what any store is running. Engage the key-lock and treat an unlocked machine as a failed audit line, since levels only ever drift upward. And any store must still be able to switch the machine off in seconds - a customer mentioning sensitivity is answered by turning it down or off, never by quoting the standard at them. The date on the page matters as much as the number, because a level set eighteen months ago in a different season is not a level anybody has checked.

Chains ask me this question in a very particular way. They send a list of branches and ask which fragrance to standardise on, as though the fragrance were the hard part. The fragrance takes an afternoon. What takes a year, and usually fails, is the sentence in the operations manual that a store manager in a city nobody from head office has visited since March is still following. So I have started answering the manual question instead of the fragrance question. What I ask for instead is the store list with carpet area, ceiling height and trading hours against each line, because that one document answers the fragrance question and the compliance question together.
The reframe I would offer is that a standard should be short enough to be obeyed and specific enough to be audited. Four clauses centrally - profile, machine class, position, key-lock - and two numbers locally, both written on the store's own page. That is the whole thing. Every additional clause I have seen a chain add has made compliance worse rather than better, because it moved a decision away from the only person who can actually smell the room. The manager standing in the room is the only person in your organisation who can smell it, and a standard that overrules them gets quietly abandoned by the second quarter.

That is a real thing to buy, and it is not a business case with a percentage in it. Build the internal case on coherence and control instead, because those are the two things a district manager can verify on foot in an afternoon.
