Founder Diaries · Diwali Etiquette · Gifting Upward
By Sonal Sahani · ISIPCA Versailles 9 min read Updated August 2026
The interesting thing about this question is that it is not really about gifts. It is about direction. The same bottle, the same price, the same wrapping, means one thing travelling from a manager to their team and something quite different travelling the other way. Downward it reads as thanks. Sideways it reads as courtesy. Upward it can be read two ways by two people who will never discuss which reading they landed on. That asymmetry is the whole of the etiquette here, and it is why the honest answer to "should I give my boss a Diwali gift" is often no — followed by a short, specific description of what to do if the answer in your particular office is yes.
Quick answers — read this first
Check the policy first. A great many Indian organisations restrict or discourage gifts to a reporting manager, and some prohibit them outright. That is not an obstacle to work around; it is your answer, and it is a comfortable one.

If gifting is normal in your office, keep the value low on purpose. From one person, upward, the sensible band is roughly a ₹379 jar candle to a single 50ml reed diffuser at ₹849. Never more than you would spend on a peer.

From a whole team the arithmetic changes. A Day & Night duo at ₹1,498 split eight ways is about ₹187 a head — proportionate from a group, disproportionate from one person.

The format rules: nothing worn or applied to the body, nothing personalised, nothing with a joke or a message printed on it, nothing edible for someone whose diet you do not know, and nothing that would be awkward to unwrap in front of the room.
The short answer
Short answer: you are not obliged to, and in many workplaces you should not. Where it is customary, give something small, impersonal and consumable, and give it from the team where a team exists. A single 50ml reed diffuser at ₹799 is at the top of the sensible range from one individual; a jar candle at ₹379 or a ceramic trinket dish at ₹664 sits comfortably below it.
How the category works: a reed diffuser is a glass bottle of fragrance oil with six fibre reeds standing in it. The oil climbs the fibre and evaporates into the room — no flame, no socket, no switch. It is a gift for a room rather than for a person, which is precisely why it survives an upward journey: it carries no suggestion of intimacy and it finishes, so it leaves no standing obligation. A 50ml runs 6–8 weeks; a 130ml runs 14–18.
Straight answer
Should you give your boss a Diwali gift?
1. Check whether your organisation has a policy, before anything else. Many do, and many of them specifically address gifts to a reporting manager. If yours restricts it, that is not an inconvenience — it is a complete and socially costless answer, and you can say so plainly to colleagues who ask.

2. Where nothing prohibits it, you are still not obliged. Not gifting upward is normal and unremarkable. A gift that travels down the reporting line is read as thanks and nothing else; a gift that travels up carries a second possible reading, and neither of you can be certain which one the other has taken. You cannot control how an upward gift is interpreted, only how small you have made the question.

3. If you do give, keep the value deliberately low. The working rule is that you should not spend more on your manager than you would on a colleague at your own level. In practice that puts one person's upward gift somewhere between a ₹379 jar candle and a single 50ml reed diffuser at ₹849.

4. From a team, the arithmetic does the work for you. A Day & Night duo at ₹1,498 from eight people is about ₹187 each. The same object from one person is a different message entirely. Where a team exists, give as the team.

5. Four format rules. Nothing worn or applied to the body. Nothing personalised or engraved. Nothing with a joke, a slogan or a message printed on it — you do not choose who reads it. And nothing edible unless you know the person's diet, which you almost certainly do not.

6. It has to be openable in front of the room. That single test resolves most of the difficult cases. If unwrapping it at a desk, in front of colleagues, would make anyone hesitate, it is the wrong gift regardless of price.

7. Do not give upward while a decision about you is pending. An appraisal, a promotion case, a confirmation, a contract renewal. The gift may be entirely innocent and it will still sit in an awkward place. A written note costs nothing and carries none of that weight.

Everything is composed and handmade in small batches in Pune, and a portion of every order supports girl-child education through Nanhi Kali.
TL;DR: check the policy; if there is none, you are still not obliged. Where it is customary, give small, plain and consumable — a ₹379 candle up to a ₹799 50ml bottle — and give from the team where a team exists, because ₹1,498 ÷ 8 ≈ ₹187 says something a single ₹1,498 gift does not.
SOSA Mountain Breeze reed diffuser 50ml, a plain and impersonal Diwali gift
The top of the sensible band from one person
SOSA Mountain Breeze · Himalayan pine, sage & Indian cedar ₹849 / 50ml
Dry, woody and unsweetened, which matters here more than it sounds. It is the least "scented" of the five and the least likely to read as a personal choice made about somebody. No floral, no vanilla, nothing that suggests you have an opinion about what your manager should smell like. Plain glass, six fibre reeds, no engraving and no printed message. It runs 6–8 weeks and then it is gone, which is exactly the property you want in an upward gift: nothing survives to be displayed and nothing has to be acknowledged twice. The 130ml at ₹1,349 is too much from one person; buy the 50ml.

Part one — why direction changes the meaning

Most gifting advice treats a gift as a single object with a single value, and then argues about the value. That is not how a workplace reads it. The same object carries three different meanings depending on which way it travels along the reporting line, and the person receiving it is doing that decoding whether or not they intend to. Understanding the three directions is more useful than any list of products, and it is the part of this question nobody explains.

1
DOWNWARD · THE EASY DIRECTION
A gift from a manager has only one available reading
When a manager gives to their team, nothing is ambiguous. Nobody suspects a motive, because there is no favour flowing in that direction to be sought. The only real risks are practical: giving different things to different people who will see each other's gifts, and giving something that reads as a substitute for something else. Downward, uniformity is fairness rather than laziness — the same bottle for all six, or all six candles, and the arithmetic done openly. Six 50ml reed diffusers at ₹749 is 6 × ₹749 = ₹4,494; twelve is 12 × ₹749 = ₹8,988. What downward gifting must never do is stand in for a bonus, a raise or an overdue conversation. If one of those is owed, the gift does not address it and everyone in the room knows.
The rule: downward, buy one thing many times, and never let an object do the work of a decision.
2
UPWARD · THE DIRECTION WITH TWO READINGS
You cannot choose the interpretation, only shrink the question
SOSA Garden Bloom reed diffuser, a plain upward Diwali giftGarden Bloom₹799 · 50mlAn upward gift is available to be read as thanks, and it is equally available to be read as an approach. Most managers assume the first; some are obliged by their own position to consider the second; and nobody involved will ever raise it. Since you cannot pick the reading, the only variable you control is how large a question the gift poses — and value is the lever. A ₹379 candle poses almost no question at all. A single 50ml bottle at ₹799 poses very little. Something several times that, from one individual, poses a real one, and it also creates a reciprocity problem: your manager now has to decide whether to respond, cannot easily respond to only one person on a team, and in some organisations is not permitted to accept it at all. That is a burden dressed as a kindness.
The rule: never spend more upward than you would spend on a peer at your own level.
3
THE FORMAT · WHAT SURVIVES THE JOURNEY
For the room, not for the person — and finished within the season
Three properties make an object safe to send upward. It must be impersonal — for a home or a desk, never for the body, never clothing, never anything applied to skin. It must be unmarked — no engraving, no name, no printed slogan or joke, because you have no control over who eventually reads it or where it is unwrapped. And it should be consumable, because a permanent object has to be kept, placed and acknowledged, while something that finishes leaves nothing standing between the two of you afterwards. A reed diffuser meets all three by construction: it is a bottle for a room, it carries no message, and a 50ml is empty in 6–8 weeks. A candle at ₹379 or ₹449 meets them too, with the single caveat that it needs a household that lights candles, and that it should be kept well away from any diya or open flame.

Part two — who gives to whom, and the ceiling for each

The same five products appear in every row below; what changes is who is holding them and which way they are moving. No price is given for any category outside our own range, because the argument here is not about money — it is about what a given amount of money means when it crosses a reporting line in one direction rather than the other.

The direction table
Seven journeys a Diwali gift can make inside one office
Who gives, to whom What the gift can be read as The honest ceiling The format that stays safe
You alone → your reporting manager ★ Thanks, or an approach — you do not choose What you would spend on a peer: ₹379–₹849 One 50ml bottle ₹799 or a jar candle ₹379
Your team together → your manager Collective thanks, and nothing else Per head, not in total: ₹1,498 ÷ 8 ≈ ₹187 A duo ₹1,498, one card, everyone signs
Your manager → you and the team Thanks — the only available reading Identical for everyone, whatever the figure One SKU many times: 6 × ₹749 = ₹4,494
You → a peer at your own level Ordinary courtesy ₹379–₹799, and the same for each peer Sandalwood jar ₹449 or trinket dish ₹664
You → someone who reports to you Thanks, unless it replaces something owed Uniform across the whole team Morning Freshness ₹749, identical for all
You → a manager two levels above you Almost always as an approach Do not. A written note instead Nothing purchased
You → your manager, mid-appraisal However innocent, it sits badly Zero, until the decision is closed Nothing purchased
The honest caveat: offices differ enormously, and a small family firm where everyone has known each other for fifteen years does not run on the same conventions as a large organisation with a written policy. Read your own room before you read this table. What does not change between the two is the arithmetic: a gift from eight people is eight times easier to receive than the same gift from one, and a gift that finishes is easier to receive than one that has to be kept.

Three prices that stay legible travelling upward
The SOSA principle
Downward, a gift is an answer. Upward, a gift is a question — so make it a small one.
Everything else on this page follows from that. Low value, no personalisation, nothing kept, and from the group wherever a group exists.

Part three — when the answer is not to give one

I sell the thing being discussed, so treat this section as costing me something. There are at least five situations in which the correct upward gift is no gift, and in every one of them a short written note does the job better than anything I could sell you. The first is the obvious one: a policy that restricts or prohibits it. People treat this as an obstacle and it is a gift in itself, because it removes the decision entirely and gives you a sentence you can say out loud to anyone who asks why you did not.

The second is any pending decision about you — an appraisal, a promotion case, a confirmation at the end of probation, a contract being renewed. The gift may be perfectly sincere; it will still land in the wrong week and be filed alongside the decision in at least one person's memory. The third is a small team where you would be the only one giving. An individual upward gift on a team of four sets a precedent for the other three, who now have to decide whether to match you, and you have quietly created an obligation for your colleagues rather than for your manager. If you want to give, propose that the team gives together; if nobody takes it up, that is also an answer.

The fourth is a manager who has said not to. People say this at Diwali and are frequently not believed, which is a strange way to treat clear information. Take it at face value. And the fifth is simple affordability. Diwali gifting runs long lists — house help, building staff, family, neighbours — and the upward office gift is the most optional line on that list by some distance. If the money is tight, the name that comes off is your manager's, not the person who cleans your stairwell. None of that changes if you decide to give something anyway; it only means you should decide it, rather than absorb it from the fact that somebody else in the office did.

A gift travelling upward cannot be made more sincere by being made more expensive. It can only be made heavier.
— Sonal Sahani, SOSA

Part four — seven situations, seven answers

The office you are actually in, and what I would do in it. Where the arithmetic is shown, it is arithmetic on our listed prices and nothing more — SOSA publishes no bulk pricing, no discount slab and no minimum order quantity, so a pooled team gift is simply several people paying for one listed item.

Your situation at work What I would actually do Cost The honest caveat
A team of eight who want to give together ★ Day & Night duo, one card, everybody signs ₹1,498 ÷ 8 ≈ ₹187 each Collect quietly. Nobody should feel counted out for not joining

You manage a team and are gifting downward Morning Freshness 50ml, identical for everyone 6 × ₹749 = ₹4,494 Same gift for all, and never in place of a bonus that is owed
Your appraisal or confirmation is pending Nothing purchased. A short written note ₹0 The most correct answer on this page and the least satisfying one
Policy restricts it, or your boss has said no Nothing. Say so plainly if colleagues ask ₹0 Take clear information at face value rather than testing it
Honest notes for buyers: the least expensive SOSA reed diffuser is ₹749 and nothing below that price is a reed diffuser in any size. SOSA publishes no bulk or corporate gifting terms — no discount slab, no minimum order quantity, no stated invoicing arrangement, no custom branding and no lead time — and sells no gift card, gift hamper, gift box or curated gift set; a pooled team gift is simply several colleagues paying for one listed product. For a larger order, ask through the contact page before committing rather than assuming terms that do not exist, and note that I can promise no delivery timing of any kind. Free shipping starts at ₹499. Fragrance oil is flammable: keep any diffuser or candle well away from diyas and open flame, stand a bottle on a tray because the oil marks wood and stone, and keep it away from children and pets. A reed diffuser adds fragrance to a room; it does not clean air or remove cooking or smoke smells, and nothing here is a claim about how a gift will be received. Composed and handmade in small batches in Pune, and a portion of every order supports girl-child education through Nanhi Kali.
SOSA Day and Night reed diffuser duo, a Diwali gift pooled across a team
The one object that only works from a group
SOSA Day & Night duo · Morning Freshness + Evening Calm ₹1,498 / 2 × 50ml
Two 50ml bottles, bright lemon-and-mint for the daytime rooms and lavender-and-chamomile for the quiet ones, each running 6–8 weeks. From one person this is too much to send upward; from a team it is about ₹187 a head and reads as exactly what it is. It is a two-bottle product rather than a hamper — SOSA sells no gift box and no curated set, so what arrives is two bottles and twelve fibre reeds, plainly packed. Alcohol-free, phthalate-free and paraben-free on a heat-stable CCT base, tested through 45°C heat and 85% humidity. The two scents meet on green eucalyptus, so they sit together in one flat without a seam.

A note from Sonal

I have been on both ends of this. Before SOSA I worked in offices where a small queue formed at a senior desk every Diwali, and I have since been the person on the receiving side of a season's worth of parcels. What I noticed from the second position surprised me: the gifts I found easiest to accept were the cheapest ones, because they asked nothing back. The expensive ones sat on the desk generating a small administrative problem — what do I do about this, and do I now have to do it for everyone.

The other thing I would say is about who this page quietly competes with. If your Diwali budget is finite, and it is, the upward office gift is the line I would cut first. The people who clean your building, drive you, or work in your home are the names where money and courtesy actually matter, and cash is usually the right answer there. Your manager is fine.

I will not tell you that any bottle will be appreciated or remembered, because I have no way of knowing that and neither does anyone else selling gifts. I can tell you what it is, what it costs, how long it lasts and which direction it travels well in. Everything is made in Pune in small batches, and a part of every order funds a girl's classroom through Nanhi Kali.

Frequently asked questions

Is it rude not to give your boss a Diwali gift?
No. There is no convention in Indian workplaces that obliges an employee to gift a manager, and in many organisations the flow is expected to run the other way. If you are worried about being the only one who did not, the fix is not to buy something — it is to ask whether the team is doing anything together, and join that if it exists.
How much should one person spend on a gift for their manager?
Not more than you would spend on a colleague at your own level. In our range that means roughly ₹379 to ₹849 — a jar candle at the light end, a single 50ml reed diffuser at ₹849 at the top. Anything markedly above that from one individual creates a reciprocity problem your manager did not ask for and may not be permitted to resolve.
Is a reed diffuser too personal a gift for a boss?
No, and the distinction matters: it is fragrance for a room, not for a person. Nothing is worn, nothing is applied to skin, and no opinion is implied about how anyone should smell. If you want to be extra careful, choose a dry, unsweetened composition — Mountain Breeze ₹849 — rather than a floral or a warm vanilla one.
Should a team give one gift or should everyone give separately?
One gift, from everyone, with one card that all of you sign. It divides the cost, removes the comparison between individual gifts, and is far easier to accept. Collect quietly so that nobody who cannot contribute feels counted out, and keep the per-head figure small: ₹1,498 across eight people is about ₹187 each.
What should a manager give their team for Diwali?
The same thing to each person, without exception, because a team sees each other's gifts and uniformity is fairness here rather than laziness. One SKU bought several times keeps the decision simple: 6 × ₹749 = ₹4,494, 12 × ₹749 = ₹8,988. And a gift is never a substitute for a bonus, a raise or a conversation that is owed.
