Start with the one fact that makes this problem tractable: shoe odour is brought into your building, not generated by it. Everything else in a gym's smell profile is something your operation produces - sweat on your equipment, moisture in your changing room, off-gassing from your new flooring. Shoes arrive already loaded, from a member's commute, their office, their car boot and the last four sessions, and then you put them in a sealed steel box in the warmest, most humid room on the premises for ninety minutes. That framing matters, because it tells you exactly where the levers are. You cannot clean a member's shoes. You can change what happens to them once they are through your door.

How do I control shoe odour in a premium gym? Three levers, and none of them is fragrance. A shoe policy: outdoor shoes off at or near the door, training shoes on, which stops street shoes going into lockers and stops outdoor grit and moisture coming onto the floor at all. The one odour source in your gym that you did not create
Every other smell in a fitness club has an internal address. Sweat develops in your upholstery, your mats and your towels. Rubber off-gasses from flooring you bought. Damp comes from your showers and your ventilation. Shoes are the exception: they walk in fully formed, carrying a history that has nothing to do with your operation, and there is no cleaning schedule you can write that addresses them. A member's training shoe has an interior of foam, fabric lining and a textile insole, all of which are absorbent, all of which take moisture directly from the foot with no barrier in between, and none of which dry properly in a bag or a boot of a car between sessions. Then a seventy-minute session in your building leaves it warm and damp at exactly the moment it is put away. Outdoor shoes are usually the more heavily loaded pair, because they have done a commute, an office day and a walk from the car park, and in monsoon they arrive genuinely wet. Understanding that the source is external is not a counsel of despair, it is the thing that stops you spending money in the wrong place. You are not going to fix the shoe. The locker
A sealed locker with a damp shoe in it is a small incubator
This is where the problem is actually made, and it is a design decision rather than a member behaviour. Take a warm, damp shoe. Put it in a steel box roughly the size of a filing cabinet drawer, with a solid door, no vent, and a solid back panel pressed flat against a wall so there is no air path behind it either. Stand that box in the warmest and most humid room in the building. Close the door for ninety minutes, or in the case of the members who rent lockers, close it for a week. Nothing in that sequence allows the shoe to dry, and the small volume of air inside the locker is stationary and warm for the entire period. Then the door opens into a changing room at the busiest hour of the evening and the contents of that small volume join the room in one go, which is why the smell in a locker room comes in waves rather than steadily. The fixes are all mechanical. Perforated or louvred doors so the locker interior is part of the room's air rather than separate from it. A ventilation gap at the top and bottom of each locker, which is standard on gym locker product but frequently blocked by the way the bank was installed. A gap behind the bank rather than flush against a wall. Legs or a plinth that lifts the bank clear of the wet floor. And an operational habit worth more than all of it: locker doors left open overnight so the interiors get a genuine dry period while the extract runs. Rented lockers are the hardest case, because they are closed permanently - a periodic open-and-air routine, agreed with the member, is the only honest answer there.

The limits

Two limits, and both are worth being blunt about because this is a problem people reflexively try to buy their way out of. The first is geometric. Ambient scenting adds fragrance to the air of a room. A closed locker is not part of that air; it is a separate small volume behind a door, and while that door is shut the exchange between the two is close to nothing. Can we put something inside the lockers to deal with the smell?
Not a SOSA product, and we would rather say so than sell you one for the wrong job. Our machines and reeds are formulated and designed for room air, not for enclosed cabinets containing other people's belongings, and putting a fragrance product into a locker means it will end up on a member's clothes, their bag and their shoes, which is not a decision that belongs to you. It also would not work in the way you want, because adding fragrance does not remove the odour it is added to. The mechanical answer is better and cheaper anyway: get air moving through the locker rather than trying to treat the air inside it. Louvred doors, gaps top and bottom, an air path behind the bank, and doors left open overnight while the extract runs. That turns a sealed box into part of a ventilated room, which is the actual fix.
Our lockers are solid steel with no vents. Do we have to replace them?
Usually not. Retrofitting ventilation is a joinery and metalwork job rather than a rebuild, and most locker banks take it well: a louvred panel or a row of drilled vents in the door, and the same at the top and bottom of each compartment. Alongside that, check the installation rather than the product, because two very common mistakes cost you most of the ventilation the lockers already had. The first is a bank pushed flat against a wall with no air gap behind it. The second is a bank standing directly on the floor rather than on legs or a plinth, so the bottom row sits in whatever the mop leaves behind. Fixing those two costs almost nothing. And the free change, which people underrate, is a closing routine where staff leave every unrented locker door open overnight so the interiors dry while the extract runs.
Does a shoe policy work in practice, or do members ignore it?
It works where it is designed as a courtesy and fails where it is imposed as a rule, which is a pattern worth taking seriously. The clubs that succeed with it make the changeover easy and pleasant: proper seating at the entrance rather than balancing on one leg, open ventilated shelving or cubbies rather than a closed cupboard that becomes its own problem, enough capacity for the peak hour rather than the average one, and a team member who explains it warmly on a member's first visit rather than a laminated sign. Is shoe odour worse in monsoon, and does that change the plan?
It is worse, and it changes the emphasis rather than the plan. In a humid coastal city during monsoon, outdoor shoes arrive genuinely wet rather than merely worn, the changing room air is closer to saturated so nothing dries between sessions, and the locker interior stays damp for longer. The same three levers apply but they need to be tighter: the entrance shoe shelf needs to be properly ventilated and ideally out of the direct wet zone, the extract needs to run longer and later, and the overnight open-door routine on lockers matters more than it does in a dry month. It is also the season where format matters most, since an ultrasonic putting more water into saturated air is exactly the wrong intervention. How much of the changing-room smell is actually shoes?
Less than most owners assume, which is the useful part of the answer. In most changing rooms the largest single source is damp fabric - used towels above all, then kit that members have peeled off, then anything textile that stays wet. Shoes are usually second, and they are the one that members mention first because it is the most recognisable.
