The reasoning is about memory rather than about scale, and it is worth setting out because it explains why the threshold is three rather than five or ten. With one spa, the scheme lives in the owner's attention. They are in the building most days, they know which register is running, roughly what each space is set to, when the bottles were last changed and what happens in monsoon. Nothing needs writing down because nothing is out of reach. With two spas, that still works, though it is already fraying: the owner is in each building perhaps half the time, and the second site's settings are held as an approximation of the first's. At three sites it stops working, and it stops fairly suddenly rather than gradually. No individual is now in any building often enough to notice slow change, and slow change is guaranteed. The mechanism is physiological: everybody who works in a spa adapts to a steady background within about an hour of arriving and stops perceiving it, and adaptation is asymmetric, so a level never seems to have grown, only to have gone. Every correction anybody makes is therefore upward. The second is the first franchised or managed site, where the operator is not your employee and cannot be corrected by a conversation. A standard is the only mechanism you have there. The third is the first time a manager who personally set up a site leaves. Everything they knew and never wrote down goes with them, and what remains is a building nobody can restore to its original state. What the standard should contain is five sections, and none of them should be a setting. Section one: the register, and the rule that it never changes - not seasonally, not by location, not by manager preference, because recognition is built by repetition. A procedure travels to any building, which a floor plan cannot. Section three: the outcome each zone type must produce. Destinations noticed in the first few seconds by somebody entering from the street and not describable afterwards. Circulation very low or nothing, since a corridor already receives every room's air at every turnover. Treatment rooms at the lowest level, judged lying on the bed for two minutes rather than from the doorway. Wet-adjacent spaces at the lowest working level permanently. Wet interiors, back-of-house, laundry and staff areas: nothing. Section four: ownership and timing - one named person per site, refill intervals as scheduled tasks rather than as responses to somebody noticing, and seasonal dates written per region since monsoon does not arrive everywhere at once.
