This is the question the whole leather family turns on, and it has a short answer and a long defence. The short answer is complement. The long defence is about what covering actually costs you - in money, in level, and in the one signal your shop gets for free.

Should I complement the leather smell or cover it? Complement it. Real leather is an asset: it is the one smell in a footwear store that customers read as quality without being told to, and a store that covers it is paying to hide its own best material. Complementing means choosing a register that sits under leather and extends the same line - dry woods such as Himalayan pine, sage and cedar - and setting it low enough that the hides still read from the middle of the room. Covering means choosing something strong enough to sit over the top, and that decision has costs the owner rarely counts before making it.

Sizing, honestly, because it changes the answer. A 250 sq ft leather room needs one reed and nothing else; a machine there would be over-specified and you would spend the first month turning it down. Between 300 and 750 sq ft, reeds by zone or a Sukoon near the entrance. The first cost: the signal
You are paying to hide the one cue that works without you
Very little in a shop communicates quality without staff, signage or price. Real leather does. A customer picks up a shoe, and the smell confirms what the stitching and the finish are already saying. That confirmation is free, it arrives before anybody has spoken to them, and it is genuinely difficult to fake. Covering it means spending money to switch it off. The instinct usually comes from familiarity: you have been in the room for eleven hours a day for four years and you no longer register the leather, so you assume it is stale rather than good. Test that properly instead of guessing - leave the shop for a full day off and walk back in cold on a morning before opening. Almost every owner who does this comes back and tells me the room smells like their brand. This is a judgement about what a room signals, and not a claim about what leather does to any person.

The second cost: the level
Covering needs volume, and volume is the thing customers and staff actually notice
A complementing scent can be quiet, because it is not trying to win an argument. A covering scent cannot. To sit over a room full of hides it has to run at a level high enough to be the first thing anyone meets - and that is exactly the level that gets mentioned, and exactly the level that staff stop tolerating around month three. This is the practical reason covering fails even when the register is defensible: the volume required breaks the store before the choice of fragrance does. Judge any level at six on a Saturday with a full floor, not at ten on a quiet Tuesday. And treat your team as the real instrument, because they breathe it for nine hours at a stretch, six days a week. If the staff say it is too much, it is too much, and that overrides whatever a plan said, including mine.
Tip: if a fragrance only works at its highest setting, it is the wrong fragrance for that room, not an under-powered one.

The third cost: it does not work
Scent adds. What you get is a room that smells of both
This is the part owners find hardest to accept, and it is the most important. I get asked this question more than any other in footwear, and the way it is asked tells me the answer is already half known. Owners say cover almost apologetically, as though the leather were an embarrassment. It is not. It is the single most persuasive material cue in the shop and it works on people who have never thought about fragrance in their lives. My job is usually just to give somebody permission to keep it.
