Specify outcomes, never settings

The failure mode this question is trying to avoid is well known to anybody who has run a portfolio: a standard is written at head office, issued to twelve properties, and within a year every property is doing something different and each has a good reason. The reason that happens is almost always that the standard was written in the wrong units. Settings do not transfer. A machine on setting four in a sealed thirty-storey city hotel with a compact lobby produces a completely different result from the same machine on setting four in an open-sided resort lobby with a sea breeze through it, or in a heritage building with a courtyard, or on the ninth floor of a tower where warm air has been rising through the shafts all day. If your standard says setting four, then either it is wrong in most of your properties or every property quietly ignores it - and both of those outcomes look the same from head office, which is that nobody trusts the document. So write it in outcomes. Section one is the register, and this is the only element that must be literally identical everywhere. Name it, and state that no local substitution is permitted for any reason - not for availability, not for a general manager's preference, not for a refurbishment, not because a local supplier offered something similar. The register is the identity; the levels are the engineering. A change of level between properties reads as two buildings of different scale, which is fine. A change of register reads as two different companies. Section two is the zone list, written as outcomes. For each zone, describe what a guest should experience rather than what a device should be set to. For example: at the entrance, a guest should register that the building has a character, without being able to name a fragrance. At the lift lobby, a guest stepping out of a lift should feel they are still in the same building, at a lower level than the lobby. In a corridor, a guest should experience clean air with, at most, a trace carried from the lift lobby. In a guest room, a guest should experience nothing added. At a restaurant entrance, the house register; in the dining room during service, nothing. Written that way, a general manager in Goa and one in Delhi can both achieve the standard using entirely different hardware and settings, and both will be right. Add the one hard structural rule: the sequence must descend from the front door and must never ascend as a guest moves deeper into the building. Section three is the zeroes, and this is the section most standards omit. List explicitly the zones that get nothing: every lift car, always; kitchens and pantries, always; back-of-house, service corridors, linen rooms and staff areas, which get extraction rather than fragrance; covered outdoor areas, which cannot hold fragrance at all; most corridors; and most guest rooms. The reason to list them rather than leave them out is that a blank line in a standard reads as an omission, and somewhere in your portfolio somebody will helpfully fill it in. Writing the zero down converts it from an oversight into a decision, and gives a general manager something to point at when a supplier proposes a device in every room. Section four is verification, which is what makes the standard real rather than aspirational. Specify who checks, how often, at what time of day, and crucially that the check is done by somebody who has come in from outside the building. Everybody who works in a hotel adapts to a steady background within about an hour of arriving and stops perceiving it, and adaptation runs strictly one way - a level never seems to have grown, only to have gone - so internal checks systematically under-report. Specify the walk: entrance, one lift lobby, one corridor, one guest room, at four in the afternoon on a busy day, plus a column walk from the top floor down once a quarter to distinguish a smooth stack effect from an abrupt local fault. And specify the question to ask at each threshold, which is not whether the space was pleasant but whether anything changed abruptly. Section five is ownership and escalation. Name one person per property who may change a setting, name one person at group level who owns the standard, and state that nobody else adjusts anything. Then give properties a route to raise a genuine problem, because a standard with no escalation path gets violated silently rather than challenged openly. Include the seasonal provision here: two settings per zone, a dry-season and a wet-season one, with changeover dates, because humid air carries fragrance more slowly and clears it less readily, so the same setting reads heavier in a wet month and the instinct at that moment is to increase when the correct move is to reduce. And include bottle age: record refill dates alongside settings, and empty and rinse machines rather than topping them up, particularly in warm humid months. Two things not to put in the standard.
