Nobody upgrades because a reed stopped working. They upgrade because the store outgrew what a reed can be asked to do, and that shows up in small operational ways long before anyone puts it into words. Here are the ways, and the rule I use to count them.
Quick answers — read this first
When is it time to move on from reeds? When two of the triggers below are true at once. Any two justify the machine, exactly one means wait a season, and none means stay with reeds and stop reading. The triggers are all things you can observe this week without asking a customer anything: bottles multiplying, a volume of air that never smells of the store, a level that swings across the refill cycle, and a wish to have the fragrance stop when the shutters come down. What is the honest limit of a reed? Two limits, and they are worth knowing precisely. A reed is a volume control, not a range control - its reach is set by how much reed surface is exposed, so a 130ml bottle buys you fourteen to eighteen weeks instead of six to eight and not one extra metre. And a reed cannot be switched off or timed. It runs on Sunday night and at four in the morning exactly as it runs at midday, which is fine in a small room and wasteful in a large one.

Output is a function of how much reed surface is exposed to the air; the oil in the bottle sets how long that continues. So 50ml at ₹849 gives you six to eight weeks and 130ml at ₹1,349 gives you fourteen to eighteen, over exactly the same area. Adding bottles around a large floor produces several small point sources rather than one level, and a customer walking the room meets a series of pockets. If your store has genuinely separate volumes of air, this limit is structural and no amount of reed buying moves it.
Tip: Count reed bottles. Three or more in one store is usually a coverage problem being answered with volume.

There is no switch, no schedule and no lock. In a 250 sq ft display room that is a virtue - nothing to manage, nothing to forget. Across a large boutique it becomes two problems. The first is waste, in the plain sense that the level nobody chose is running when nobody is there. The second is drift: staff adjust reeds informally, opening a new bottle early or moving one nearer the door because the room felt flat at six in the evening, and within a month the store is louder than anyone decided. A machine's honest advantage here is not fragrance quality, it is that timers and a key-lock hold one decision in place.
Tip: Anyone on the floor must still be able to switch a machine off in seconds. Locking the level is not locking the off button.

The upgrade email nearly always contains the same sentence: the reeds are not really doing it any more. When I ask what changed, it is almost never the reeds. It is that the store took on the unit next door, or built a lounge, or moved to a mall with a first floor, or hired three more people. The reed is doing exactly what it did last year in exactly the same area, and the store grew around it.
That is why I like a trigger list rather than a rule of thumb. Every item on it is something an owner can check with their own feet in ten minutes, and most of them are about the building and the team rather than about fragrance. It also has an honest bottom end: if you walk the store and cannot tick two, the answer is that nothing is wrong and you should keep your money. I say that a lot and it costs me orders I would rather not have taken.
