This question has no single answer, and that is not evasion — it is the answer. Every format has a different lead time, because the thing being started is different in each case. A machine has a lead time you set on a dial. A candle has almost none and a radius to match. A reed diffuser has no start at all; whatever it will be doing this evening, it began weeks ago, and the only things you can change today are where it stands and how recently the reeds were turned. One caveat first: there is no lead time long enough to guarantee a remark from anybody, and that is not what lead time is for. It is for having something established rather than arriving.

The short answer
Short answer: if you own a machine, start it well before people arrive and use the timer rather than your memory — a 2H setting begun while you are still cooking is the shape of it. If you own a candle, light it near the end, close to where people will sit.
The mechanism: "established" means the concentration has evened out between the source and the rest of the room. That takes uninterrupted running in a volume not being flushed with outside air. How long before guests should each format be started?
1. A reed diffuser has no start, so its lead time is the weeks it has been running. There is no switch, no fan and no pressure in the object; oil climbs the fibre and evaporates from the exposed length. What arrives in your living room this evening is the product of reed count, how recently the reeds were flipped, and where the bottle has stood for the past fortnight. On the day itself, timing is not one of your levers. Flip all six reeds and move it into the room people will occupy — those are.

2. A newly opened bottle behaves differently from a settled one. There is a lift over the first days as dry reeds saturate and the lightest notes leave, then a settle over the first weeks, then a long plateau that holds to the end. The plateau is the product. Opening a new bottle a good while before an occasion gives you the settled version rather than the departing top notes.

3. An ultrasonic machine's lead time is a setting, and the setting is the point. "How long before?" produces contradictory answers online because the people answering own different objects. A lead time is the interval between starting a source and the room reaching an even concentration, and each format has a different relationship with the word starting. One of them cannot be started at all.

That plateau is what the composition was designed around. So if a date is coming, open a new bottle well ahead of it rather than on the morning. On the day itself your levers are flipping all six reeds and putting the bottle in the right room at the right height.

THE CANDLE · ALMOST NO LEAD TIME, AND A VERY SHORT REACH

A candle is the only source here that is genuinely quick, and the reason is unflattering if you were hoping for reach: it is quick because the volume it affects is small. A flame warms and scents the air immediately around it, and concentration falls away sharply beyond that. Which makes a candle the right answer to a narrow question — the low table where people will sit, the shelf beside two armchairs — and the wrong answer to "how do I scent the flat". Six of them in six places does not produce one scented home; it produces six pools and, if they differ, a set of seams between them. The honest caveat: these describe how each mechanism behaves, not what anyone will say — no lead time buys a comment, and I would not sell you one. Two limits worth repeating: a diffuser adds fragrance and removes nothing, so ventilate before starting anything; and an earlier start does not enlarge an undersized source. Safar is a personal-space device for a car, desk, bedside or small room and will not fill a living room. People ask how long before guests they should start, and hear a number. The useful answer is a question back: what exactly are you starting? If the object has no switch, you are not choosing a lead time at all — you are describing one that has already run.
Which is why the timer, and not the fragrance, is what an occasional host is actually shopping for.

Part three — what an earlier start cannot buy

Lead time is useful and it is also the variable people over-trust, because it is the only one that costs nothing. So here is where it stops working. An earlier start cannot make a source larger. Emission per hour is fixed by the object: on a reed diffuser by exposed reed surface, on a machine by its output at whatever intensity you have chosen. If that rate is too low for the volume of air in the space, starting two hours earlier gives you a longer period of the same result rather than a stronger one. The room reaches its steady state and stays there. Beyond that point, time buys nothing.

Nor can an earlier start survive an air-exchange problem. If a balcony door is on the latch or two windows are open on opposite walls, the room is being flushed steadily and no domestic source outpaces that; the steady state simply settles lower. Closing a door is worth more than an extra hour, every time. And an earlier start cannot correct position: a bottle in a dead corner behind a photo frame is still in a dead corner two hours later. The order to fix things in is room, then position, then timing — timing is the polish on a setup that is already right, not a repair for one that is not.

The last limit leads somewhere. Honest notes for buyers: a diffuser or a candle adds fragrance alongside what is already in the room. Should I turn my reed diffuser round or add reeds on the morning of a party?
Flip all six, yes — a freshly flipped reed is wet along its whole length and emits faster than one standing dry-topped. Adding reeds is a heavier lever and costs bottle life roughly in proportion: nine on a 50ml gives about five weeks instead of eight. It also raises emission without touching distribution, so it mostly intensifies the area beside the bottle. Flip first, move second, leave the count alone.
Is it worth opening a brand-new bottle for the occasion?
Only if you open it well beforehand.
